- **`wize-update`** (orchestrator skill) + **`wize-dev-kit version-check`** (CLI) — an agent-facing way to ask "is there a newer kit?" without hitting the network on every invocation. `version-check --json` reads a local 1h cache first, caps any registry call at ~1.5s, and degrades to `{"latest":null}` silently when offline; it honors `WIZE_DISABLE_UPDATE_CHECK=1` like the existing opportunistic hint. `wize-help`/`wize`'s proactive version-skew check (Step 2.5) now calls it instead of a live `npm view` on every invocation, says the hint at most once per conversation, and points to `/wize-update` — which shows the version jump + changelog excerpt, asks for a one-line confirmation, then runs `npx wize-dev-kit@latest update` and relays the result. **Kiro (AWS) is now the 11th supported harness.** New `kiro` IDE target renders the kit's agents/skills/workflows as Kiro workspace skills at `.kiro/skills/wize-{code}/SKILL.md`, following the open [Agent Skills standard](https://agentskills.io) — the same folder + `SKILL.md` (frontmatter `name`/`description`) shape as Claude Code/Codex/Kimi Code/Hermes. Kiro's default agent auto-loads workspace skills (workspace wins over `~/.kiro/skills/` globals), uses progressive disclosure (name + description at startup, full body on description match or `/wize-{code}`), and reads `.kiro/steering/` separately for always-on context. The Kiro CLI (`kiro-cli chat --no-interactive --trust-all-tools "<prompt>"`) is registered in the installer's brownfield baseline for headless runs. Highlighted in all 3 READMEs + `docs/harnesses/kiro.md` (+pt-BR); registered in the installer targets, `doctor`, `.gitignore` block, and test suites.

Inspired by [ELI5](https://github.com/dreambigou/eli5) by Andrew Ou (credited in all 3 READMEs). **Hermes Agent is now the 10th supported harness.** New `hermes` IDE target renders the kit's agents/skills/workflows as project-local skills at `.hermes/skills/wize-{code}/SKILL.md` (Anthropic-compatible format, same as Claude Code/Codex/Kimi Code). Hermes discovers project skills at the git root, loads them only when the repo is trusted (`hermes skills trust`), and lets trusted project skills override same-named profile skills — vendored repo skills win inside their repo. Hermes also reads root `AGENTS.md` as project context, and its CLI (`hermes -z "<prompt>"`) is registered in the installer's brownfield baseline for headless runs. Highlighted in all 3 READMEs + `docs/harnesses/hermes.md` (+pt-BR); registered in the installer targets, `doctor`, `.gitignore` block, and 4 test suites.

**`wize-check` — progress checklist with evidence.** A read-only orchestrator skill (owner: Wizer) that answers "where are we, what's done, what's left" mid-session without advancing or re-planning the work. The **evidence rule** is the core: an item only reaches *Done* with a commit, `file:line`, a passed command, a recorded gate, or a merged PR — intent and plans are never evidence. Done condition comes first: if it is not explicit, the skill states the assumed criterion and asks for confirmation instead of inventing a destination. After reporting, it resumes the interrupted work. Modes: default, `now`, `save` (`.wize/implementation/checks/`), `{topic}`. Registered in the orchestrator catalog, the intent routing table (Meta), all 9 harness adapters, READMEs (3 languages) and CHANGELOG. Suite green (539 tests, validate 80 files).

### Added

- **`wize-check`** (orchestrator skill) — read-only progress checklist for the demand in flight: objective (done condition), where we are, done / in progress / left / blocked, and one next step. Enforces an **evidence rule** (an item only reaches *Done* with a commit, `file:line`, a command that passed, or a recorded gate) so progress is never overstated, then **resumes the interrupted work**. Modes: default, `now`, `save`, `{topic}`. Complements `wize-sprint-status` (sprint detail), `wize-checkpoint-preview` (continue/pivot decision) and `wize-correct-course` (re-plan) without replacing any of them. Intent phrases: "checklist", "o que falta", "o que já foi feito", "acompanhamento", "me atualiza", "cadê que paramos", "what's left".

**`install --yes` now installs everything.** The quick install (`npx wize-dev-kit install --yes`) previously defaulted to the core profile and the Claude Code + generic harnesses only. It now enables **all 4 profiles** (core + web-overlay + app-overlay + security-overlay) and **all 9 harnesses** (claude-code, cursor, windsurf, codex, continue, kimi-code, opencode, antigravity, generic) — a true one-shot full install. Explicit `--profiles` / `--targets` flags still narrow the selection.

### Changed

- **`install --yes` defaults** — `defaultProfiles()` and `defaultTargets()` now return the full set instead of core-only / claude-code+generic. One command boots every harness and every overlay.

**Intent-first UX overhaul (Epic 09).** The kit now routes by user intent, not just by lifecycle phase. 10 stories across 3 sprints: block-scalar parser fix, intent descriptions on all 68 skills, 56-entry intent routing table, `/wize` primary alias, onboarding one-liner, research dispatcher, `--sign-scope`, non-interactive install + honest uninstall, release/changelog skills, CI on push/PR. Suite green (532 tests, validate 78 files).

### Added

- **`/wize` alias** — primary entry point; `/wize-help` remains canonical. Onboarding reduced to `→ /wize`.
- **Intent routing table** — 56 intent phrases mapped to skills in `wize-help` (e.g., "concorrência" → `wize-market-research`). Falls back to phase heuristic only when ambiguous.
- **Intent descriptions** — all 68 skills/workflows carry a one-sentence `description:` telling the harness WHEN to invoke them. Block-scalar parser (`|`, `>`) now supported.
- **`wize-sec-scope`** — guided scope creation for the security overlay (4 questions → `scope.md` + signed hash).
- **`--sign-scope`** flag on `wize-sec-pentest` — recomputes SHA-256 without manual editing.
- **Non-interactive install** — `install --profiles core,security --targets claude-code --yes` for CI/scripted installs. `--dry-run` supported.
- **Honest uninstall** — removes rendered adapter directories (`.claude/skills/`, `.cursor/rules/`, etc.) in addition to `.wize/`. `--dry-run` supported.
- **`wize-release`** skill — version bump + changelog + git tag from gated stories.
- **`wize-changelog`** skill — Keep a Changelog format generated from done stories.
- **CI workflow** — `.github/workflows/ci.yml` runs `npm test` + `npm run validate` on push/PR against Node 20.x and 22.x.
- **Tool contract tests** — smoke tests for nmap, gitleaks, osv-scanner, grype, nuclei, nikto, sqlmap, ffuf (skip if absent, catch CLI drift).

### Changed

- **`wize-research`** — now a dispatcher that classifies intent and delegates to `wize-market-research`, `wize-domain-research`, or `wize-technical-research`.
- **Phase labels** — normalized across all workflows (`2-plan-workflows` → `2-plan`, `2-to-3-boundary` → `3-solutioning`).
- **Onboarding** — contextual one-liner (`→ /wize`) instead of multi-line menu. Detects brownfield/security-overlay.
- **AGENTS.md template** — references `/wize` as primary, `/wize-help` as canonical.

### Fixed

- **Block scalar parser** — `readFrontmatter` now handles `|`, `>`, `|-`, `|+`, `|2` and chomp indicators. Fixes the `— |` bug that corrupted all 10 persona descriptions.

## [0.11.0] — 2026-08-06

**No-estimates policy.** The method now refuses to produce development estimates at any step — no hours, days, story points, or S/M/L/XL t-shirt sizes. Following the BMAD stance already stated in the architecture skill ("AI development speed has fundamentally changed"), estimates are treated as noise that only burns time and tokens. The only sizing signal that remains is binary: **does a story fit one PR? If not, slice it.** Suite green (417 tests, validate 74 files).

### Removed

- **`estimate` frontmatter field** from the story and epic templates (`wize-create-story`, `wize-create-epics-and-stories`).
- **`estimateFor()`** helper and the `- **Estimativa:**` / `est S|M|L` output from the security remediation backlog (`security-overlay/_shared/backlog.js`) — the red-teamer's remediation epics/stories no longer carry a size estimate.
- **"Estimation rough guide"** (S ≤ 4h, M 4h–1d, …) from `wize-create-story`.

### Changed

- **INVEST** — the "Estimable" letter is dropped on purpose across `wize-create-prd`, `wize-validate-prd`, `wize-create-story`, and `wize-create-epics-and-stories`. "Small (≤ 1 PR)" is now the only sizing test.
- **`wize-sprint-planning`** — planning is by story count and priority, not velocity or person-day math; "Optimistic velocity" anti-pattern replaced with "don't estimate."
- **`wize-retrospective`** — the dashboard reports stories committed vs shipped (a count) instead of velocity; the example retro no longer references M/L estimates.
- **`wize-checkpoint-preview`** — the snapshot records "Commits so far" instead of "Time spent"; triggers refer to "larger stories," not "M/L stories."
- **`wize-help`** — the Quick Dev classifier drops the "~≤1h" time threshold; it now reads "trivially scoped."
- Each affected skill carries an explicit **"No estimates"** note so the rule holds when the skill is loaded standalone.

## [0.10.1] — 2026-08-02

Documentation polish + tooling fixes. The security-overlay persona gets a Marvel name; the README (3 languages) is aligned to v0.10.1; a rendering bug and the test glob are fixed; CI is added. Suite green (418 tests — the security-overlay suite now runs under `npm test`).

### Added

- **CI** (`.github/workflows/ci.yml`) — runs `npm test` + `npm run validate` on pushes to `main` and on pull requests, Node 20/24 matrix. Previously only `publish.yml` existed (tag-triggered), which let regressions slip through locally.
- **`Natasha Romanoff` persona** — the 10th persona (security overlay, opt-in) gets a Marvel display name, aligned with the other 9. The `code` stays `wize-sec-red-teamer` (invocation/directory remain stable). Deadpool was evaluated and rejected: the name acts as an instruction inside the rendered SKILL.md and clashes with the overlay's consent / scope-gate design.

### Fixed

- **Rendered descriptions ended in `— |`** across all 9 adapters — `readYamlField` (render-shared) didn't parse block scalars (`description: |`), capturing the literal `|`. It now reads block scalars (literal and folded); a regression test was added. `AGENTS.md`, `.cursor/`, `.kimi/`, `.opencode/`, and the generic adapters were re-rendered.
- **`npm test` skipped the security-overlay suite** — the `test/*.test.js` glob wasn't recursive, so `test/security-overlay/**` (26 files, 8 with stale assertions) never ran under `test` / `prepublishOnly` / publish. The glob is fixed; the 8 stale assertions were updated to the current contract (multi-script phases, severity-based nuclei, `env bash` shebang, the osv manifest guard).

### Changed

- **Generated `AGENTS.md`** — the roster is now ordered deterministically (canonical roster order) and the overlay persona is marked `(security-overlay, opt-in)`.
- **README (en/pt-BR/es)** — status bumped to v0.10.1; documented `wize-grill`, mission contracts (`/wize-help mission`), loop verification + max-cycles guard, `wize-correct-course`, `wize-sprint-planning`, `wize-create-story`; fixed the 10th persona's Code column in the roster, the installer prompt list (7 prompts), and the `list` description; removed the pt-BR section leaked into the English README.

- **`wize-dev-story`** — Step 7.5 "Loop verification": auto-check antes de declarar o loop concluído (evidência de iteração no `git log`, mapa AC→teste completo, todos os testes de AC verdes) com retorno ao passo correto em caso de falha, e **max-cycles guard** (mesmo AC falhando 3+ ciclos → escala pra Wizer). Step 11 ganha **loop-back protocol** para findings de gate (blocking → volta ao Red; non-blocking → corrige no mesmo PR) com max-retry guard.
- **`wize-correct-course`** — auto-trigger pelo max-cycles guard e monitor de staleness, além da invocação manual.

- **`wize-help`** — sugere `wize-grill` (sempre sugestivo, nunca imposto): no Step 2 quando a demanda difusa ruma a um passo de autoria, no Step 4 como oferta, e em `/wize-help mission` antes de emitir um contrato oco (Objective/Scope/ACs sem resposta no estado do projeto).
- **`wize-product-brief` / `wize-create-prd` / `wize-create-epics-and-stories`** — ganchos de grill nos pontos de autoria: mais de uma decisão aberta → oferecer entrevista em vez de chutar; respostas caem direto nos campos do artefato.

- **`wize-create-epics-and-stories` / `wize-create-story`** — templates de story ganham campos de contrato: **Sources of truth**, **Restrictions** (out-of-scope + comportamentos protegidos + compatibilidade + segurança), **Validation contract** (mapa AC→teste + checks obrigatórios) e **Done means**. Story sem esses campos não está ready-for-dev.
- **Seleção de tier de modelo em fan-out** — persona do Wizer e AGENTS.md orientam a casar o tier do modelo com a tarefa ao despachar subagentes (leve para trabalho mecânico, padrão para implementação/revisão, alto só para arquitetura/decisões críticas/revisão adversarial final), passando o tier explicitamente quando o harness permitir. Apenas tiers genéricos — sem nomes de modelos de vendor no kit.

- **`wize-help` Step 2** — a triagem quick-dev deixou de ser um "atalho" e virou decisão de contrato explícita (tabela Quick Dev vs Full Lifecycle + "nunca use Quick Dev para fugir dos artefatos; em dúvida, pergunte").
- **`renderAgentsMd` + `AGENTS.md`** — o AGENTS.md gerado ganha bloco "Operating context": tratar `.wize/` + AGENTS.md + skills como instrução operacional e memória persistente (file-first), classificar a demanda via `/wize-help` antes de editar, e a nota de tier de subagentes. `AGENTS.md` da raiz regenerado pelo emitter (roster agora inclui a persona `red-teamer`, que faltava).

### Fixed

- **`/wize-help` roteava contra o arquivo errado.** Lia `.wize/implementation/sprint-status.md`, mas o canônico é `sprint-status.yaml` — toda detecção de Fase 4 falhava e projetos em sprint eram re-roteados para o começo. Reescrito e re-renderizado para todos os adapters: agora lê o `.yaml`, conhece o atalho `wize-quick-dev`, inclui os gates `wize-validate-prd` e `wize-check-implementation-readiness`, a persona `red-teamer` e os workflows de overlay, tem branch para gate FAIL → `wize-correct-course`, e não anuncia mais o alias `/wize` inexistente. Mais conciso (heurístico em tabela única).
- **Schemas rejeitavam os assets do security-overlay já publicados.** `agent.schema.json` passa a aceitar `code: wize-sec-*` e `module: security-overlay`; `workflow.schema.json` aceita `overlay: security`.

### Docs

- **Baseline `wize-document-project` atualizado** (estava congelado em v0.3.0 apesar do "refresh" de 2026-07-04): versão, contagem de agentes (10), core skills (10), testes (24 arquivos / 246), LOC, commits e subcomandos de CLI. Riscos e perguntas obsoletas removidos.
- **README.es** trazido à paridade com en/pt-BR (estava em 0.7.0, sem a seção de harnesses). Nos três READMEs: removida a pergunta de "output folder" (o instalador não pergunta), corrigida a afirmação sobre dependências npm (`prompts`), e documentados os comandos `list` e `workflow`.
- **ARCH.md / DECISIONS.md / ROSTER.md / AGENTS.md e os 9 READMEs de adapter** atualizados para 4 profiles, a 10ª persona (`red-teamer`) e os paths reais de cada adapter; decisão Fase 9 registrada.
- **PRD / architecture / readiness**: contagem de ACs corrigida (30), stubs de template vazios removidos, notas de snapshot 0.6.0.

Single-command snapshot of kit + project + environment, plus a ranked list of suggestions. Designed to be the first command a new developer runs in an unfamiliar wize-enabled repo, and the go-to command when something looks off. Sections covered:

- **Kit versions** (installed, project-pinned in `kit_version`, registry-latest) — flags drift between any of them.
- **Project** — name, profiles, IDE targets, languages, current phase (heuristic: brief → trigger-map → PRD → UX → tech-vision → architecture → stories → risk profile → sprint planning → implementation).
- **IDE Adapters** — file count per target (`.claude/skills/`, `.cursor/rules/`, etc.). Flags adapters that didn't render and points at `wize-dev-kit sync`.
- **TEA gates** — counts PASS / CONCERNS / FAIL / WAIVED across `gate.md` files in `.wize/implementation/tea/`. Flags any FAIL or CONCERNS.
- **Knowledge baseline** — `last_refreshed` age per `document-project/*.md` file, plus inline-note count in `_pending.md`. Suggests `wize-refresh-knowledge` when files go stale (> 60 days) or pending notes pile up (≥ 5).

After a successful `npm publish` from a `v*` tag, the workflow now:

1. Extracts the matching version's CHANGELOG entry (`## [VERSION]` to the next `## [`) with a small awk filter.
2. Creates a GitHub Release at the tag using `softprops/action-gh-release@v2`, with the CHANGELOG entry as the release body.
3. If no CHANGELOG entry is found for the version, falls back to GitHub's auto-generated notes.

Pre-release tags (`-alpha`, `-beta`, `-rc`) are marked as pre-release automatically. Requires `permissions: contents: write` (added to the publish job).

Fixes a real install-time bug that bit non-TTY users (CI smoke + anyone piping input into `wize-dev-kit install`).

### Fixed

- **Non-TTY prompt stall.** The CLI's `prompt()` helper created a new `readline.createInterface` per call and used `rl.question()`. Both choices misbehave in pipe mode: per-call interfaces close stdin on the first `rl.close()`, and even with a shared interface `readline.question` stalls when it has to read an empty line in non-TTY mode (Node 24 behavior). After step 1 of `install` (project name), every subsequent prompt would hang silently. Replaced with an event-based line reader: subscribe once to `line`, push waiters in order, propagate empty lines as `""`, treat EOF as "remaining waiters resolve empty". `printf '...\n\n\n\n\nName\n\n' | wize-dev-kit install` now runs cleanly to completion.

### Notes

This was the actual cause behind the CI smoke E2E loop. The 0.2.4 fix to the smoke script (using `npm install <tarball>` instead of `npx <tarball>`) was correct, but the underlying CLI couldn't accept piped input either, so the smoke kept failing at the second prompt. With both fixed, the smoke runs end-to-end.

## [0.2.4] — 2026-06-12

CI-only hotfix to actually unblock the publish pipeline. Surface area of wize-dev-kit unchanged.

### Fixed

- Smoke E2E step used `npx --yes "$tarball" install`. On the GitHub Actions runner that path is interpreted as a shell command, which tries to **execute the tarball directly** before npx ever extracts it — exit code 126, `Permission denied`. Rewrote the step to: install the tarball into a throwaway project via `npm install <tarball>`, then invoke `$NODE_MODULES/.bin/wize-dev-kit` directly. `npm install` extracts the archive properly and sets the bin executable bit, so the rest of the smoke (`install` → assertions → `update` → `agent list`) runs cleanly. Same coverage, named-per-check error messages, and now also sets `WIZE_DISABLE_UPDATE_CHECK=1` so the registry isn't probed mid-smoke.

## [0.2.3] — 2026-06-11

Hotfix: 0.2.1 and 0.2.2 publish workflows hung because `test/version-check.test.js` had a sync/async bug in its test scaffolding. CI's smoke E2E never started for those releases. This release fixes the test and re-runs the same smoke for 0.2.2 + 0.2.3.

### Fixed

- `withTempCacheHome` helper in `test/version-check.test.js` was synchronous (`return fn(dir)`), so its `finally` block restored the env var before the async callback's `writeCache` resolved. The cache lookup inside the callback then landed in the real `~/.cache/wize-dev-kit/`, contaminating subsequent test runs and intermittently failing the `getLatestVersion returns the cached value when fresh` assertion. Fix: make the helper `async` and `return await fn(dir)`. Confirmed locally + ensures CI doesn't get a stuck cache file across tags.

### Notes

No surface area changed; behavior of `wize-dev-kit` itself is identical to 0.2.2. The bump exists only so the publish workflow re-runs cleanly.

- **`user_name` prompt at install time.** The installer asks "How should the agents call you?" (default = `$USER`), and persists the answer to `.wize/config/user.toml` under `[user] name`. Wizer and `wize-help` read this file and greet the user by name (e.g., *"Welcome back, [USER_NAME]. {project} — {profiles}. Next: …"*).
- **Opt-in suggested `.gitignore` block.** The installer asks whether to apply the suggested entries. When accepted, an idempotent block is injected between `# >>> wize-dev-kit (managed) >>>` and `# <<< wize-dev-kit (managed) <<<` markers covering: per-developer files (`user.toml`, `scratch/`, `.local/`, `quick-dev-log.md`) and the generated IDE adapter outputs (`.claude/skills/wize-*`, `.agent/skills/wize-*`, `.cursor/rules/wize-*.mdc`, etc.). Re-running install only updates lines between the markers; everything outside is untouched. Declining keeps `.gitignore` exactly as it was.
- `tools/installer/setup-helpers.js`: pure-ish helpers for `applyGitignore()` (create / append / replace / unchanged) and `generateUserToml()`.
- 8 new unit tests covering gitignore idempotency (create, append, idempotent re-run, stale-block replace, dry-run) and user.toml generation (name, escaping, optional role). Total: 33 passing.

### Changed

- Wizer (orchestrator) persona and `wize-help` skill now instruct the agent to read `.wize/config/user.toml` and use `[user] name` when greeting.
- `project.toml` template comment clarifies "personal preferences live in user.toml".

- Antigravity adapter previously created/touched nothing useful. It now emits skills at the correct location (`.agent/skills/`) and explicitly avoids `.antigravitycli/` (CLI state, owned by the Antigravity CLI itself).

- Several harnesses inject custom skills at session startup; you may need to restart the IDE after `wize-dev-kit install` for slash commands to appear.

- **Claude Code adapter is now functional.** `npx wize-dev-kit install` (when `claude-code` is selected as IDE target) generates `.claude/skills/wize-*/SKILL.md` for every agent, workflow and skill in the kit. Each SKILL.md uses the Claude Code skill frontmatter so the slash menu picks up `/wize-orchestrator`, `/wize-product-brief`, `/wize-create-prd`, `/wize-tea-gate`, etc.
- **`wize-help` reworked as an orchestrator-aware skill.** Moved from `core-skills/` to `orchestrator-skills/`. The skill instructs Wizer to read `.wize/config/project.toml` plus the state of `.wize/planning/`, `.wize/solutioning/`, `.wize/implementation/` and reply with a phase-aware "what to do next" answer. Four modes: default, `next`, `status`, `personas`.
- **Interactive prompts in the installer.** Profile and IDE-target selection now use arrow-keys + space (checkbox) via the `prompts` dependency. Non-TTY environments fall back to the previous number-based prompt automatically (preserves CI scriptability).
- Adapter test suite (`test/adapter-claude-code.test.js`) covering: per-agent SKILL.md emission, overlay-gate behavior (core-only vs full), `wize-help` content checks, dry-run safety.

### Changed

- Profile gating now lives inside the Claude Code adapter: overlay workflows (`wize-web-*`, `wize-app-*`) are only emitted when the corresponding overlay is in the selected profiles.

### Dependencies
