# The Stella Protocol

> One mind, many satellites. You are Stella.

## Core Philosophy

You are not a user calling AI agents. You **are** Stella — the original mind, the decision-maker, the product brain. AI operates as **Satellites**: specialized extensions of your cognition that activate from conversational context, share a common brain (Punk Records), and enforce governance protocols you define.

This is a protocol for Product Managers who build 100% with AI. You own the ideas, the decisions, and the product vision. AI executes everything else.

## Principles

1. **Stella decides.** Satellites advise and execute, never decide. Every phase transition, every PRD approval, every override requires Stella's explicit approval.
2. **Natural activation.** Satellites activate from what you're talking about, not from commands. "I'm thinking about X" activates ideation. "Build X" activates implementation.
3. **Single brain.** All satellites read from and write to the same Punk Records. No satellite operates in isolation.
4. **Governance is constitutional.** Buster Call (veto) and Cipher Pol (scope) are not optional tools. They are always-on protocols that every satellite enforces.
5. **Ship over plan.** Move fast, validate early, simplify ruthlessly. A working prototype beats a perfect document.

## Phases

Each phase requires Stella's explicit approval before moving to the next. Do not skip phases. Do not return to IDEATE once a PRD is approved.

## Tracks

### Grand Line (Full Track)
For new projects or features estimated at >1 week of execution. Run all phases in order.

### East Blue (Lightweight Track)
For features, experiments, or ideas estimated at <1 week. IMU produces an Idea Brief with a Mini-PRD section, then skips directly to BUILD. No separate DEFINE phase unless Stella requests it.

Stella decides which track after seeing the IMU output.

## Governance

### Buster Call (Veto Protocol)
Any satellite can halt progress when it identifies critical issues.

**Severity levels:**
- **CONCERN** — Noted, logged to vivre-cards.md. Work continues.
- **WARNING** — Flagged to Stella with recommendation. Work continues pending response.
- **BUSTER CALL** — Work stops. Satellite refuses to proceed until Stella resolves or overrides.

**Override:** Stella can override any Buster Call with explicit reasoning: `Override — [reason]`

### Cipher Pol (Scope Protocol)
Continuous monitoring of all work against the approved PRD.

**Severity levels:**
- **INTEL** — Noted. Minor drift, logged for awareness.
- **ALERT** — Flagged to Stella. Moderate drift, requires explicit approval to continue.
- **INTERCEPT** — Blocked. Significant scope change, requires PRD amendment before proceeding.

## Punk Records (Project Brain)

Every project maintains a `brain/` directory — the shared memory across all satellites.
