Three-phase validation approach for SOPHIAClaw, moving from internal dogfooding to commercial launch.

## Phase 1: Internal Validation (Current)

**Goal:** Prove core functionality and operational stability

Ongoing through Q1 2026

### Activities

- **Dogfooding:** Daily usage by Thalamus Labz team
- **Feature Completeness:** All core capabilities operational
- **Technical Validation:** Gateway stability, channel reliability, AI provider integration
- **Documentation Accuracy:** All user-facing docs tested and verified

### Exit Criteria

- [ ] Zero critical bugs for 7 consecutive days
- [ ] All documented features tested and working
- [ ] Team productivity improvement demonstrated (20%+ time savings)
- [ ] Documentation updated based on real usage patterns
- [ ] Cost per session documented and within acceptable bounds (<$0.10/session)
- [ ] Incident response procedures documented and tested

## Phase 2: Partner Beta (3-5 Design Partners)

**Goal:** Prove value proposition and gather feedback from external users

Q2 2026 (8-12 weeks)

1. **Thalamus Labz** (internal, serving as validation template)
2. 3-5 external partners with varying use cases:
   - Developer studio (code review, automation)
   - Creative agency (content generation, client comms)
   - Startup founder (business operations, documentation)
   - Technical team (incident response, coordination)

### Activities

- Weekly check-ins with partners
- Feature request triage and rapid iteration
- Transparent logging of issues and resolutions
- Beta dashboard for real-time usage monitoring

### Exit Criteria

- [ ] 3+ partners report "indispensable" in weekly check-ins
- [ ] 50+ unique sessions completed across all partners
- [ ] Feature adoption score >60% (partners using 3+ features regularly)
- [ ] 80%+ retention rate week-over-week

## Phase Gates

Moving between phases requires explicit validation:

### Phase 1 → Phase 2

**Decision Maker:** Product Lead (Thalamus Labz)  
**Review Board:** Engineering Lead, Design Partner Coordinator  
**Requipurple Evidence:**

- 30-day operational metrics report
- Internal validation log with minimum 50 entries
- Risk assessment and mitigation plan for external exposure
- Partner selection criteria and initial agreements signed

### Phase 2 → Phase 3

**Decision Maker:** Executive sponsor  
**Review Board:** All partners invited to provide feedback, Engineering, Legal (for terms of service)

- Partner testimonials (3+ written, 1+ video)
- 90-day operational metrics demonstrating stability
- Business model validation (at least 2 partners willing to pay)
- Support infrastructure ready (documentation, help desk, SLA commitments)
