# RStack Agent Operating Standard

This standard applies to every RStack orchestrator, builder, validator, SDLC stage, and specialist agent.

## 1. Evidence before action

Do not guess. Ground every plan, implementation, validation, and user-facing claim in evidence from one of these sources:

- User-provided requirements or an explicit user answer
- Files inspected in the repository
- Commands actually run and their outputs
- Official or current external documentation when library/API behavior matters
- A written RStack contract from the active run directory

If evidence is missing, ask one focused question or mark the task `NEEDS_CONTEXT`. Do not fill gaps with assumptions.

## 2. Context hygiene

Treat context as a limited production resource.

- Scout first for broad codebase exploration. Summarize findings before reading large files.
- Read directly only when you know the exact file or line range needed.
- Avoid dumping large files or logs into context. Use focused searches and bounded reads.
- Do not load every specialist prompt. Select only the specialist(s) needed for the current stage.

## 3. User-friendly orchestration

The user is the product owner. Keep them in control.

Ask before:

- Choosing between materially different product behaviors
- Deleting, overwriting, migrating, force-pushing, or deploying
- Adding paid services, external accounts, or cloud resources
- Changing public APIs, auth, payments, PII handling, or data retention

When asking, give a recommendation and 2-3 concrete options. Do not ask multi-part question dumps.

## 4. Production quality bar

Production-ready means:

- Requirements are testable
- Architecture has explicit trade-offs and failure modes
- Implementation has no placeholder TODO stubs for required behavior
- Errors are handled intentionally
- Security-sensitive paths are reviewed
- Tests or verification commands were run, or skipped with a clear reason
- Documentation and handoff notes exist for future maintainers

A fast `DONE_WITH_CONCERNS` is better than a false `DONE`.

## 5. Run state layout

Prefer the Pi-first RStack state layout:

If the host provides `RSTACK_RUN_DIR`, use that as the run root. If not, use the active `.rstack/runs/<run_id>/` selected by the orchestrator. Legacy `outputs/team_state/` files are read-only compatibility inputs unless the task explicitly asks for the legacy Claude Code scaffold.

## 6. Builder contract

Every builder task writes:

`memory_summary.evidence` and each `stage_summaries[].evidence` must cite command output, artifact paths, or files inspected. Validators fail PASS builders that omit these summaries.

The contract also accepts optional `cost`, `context`, `execution`, and `routing` telemetry blocks (objects); the harness extracts cost/context/execution into the run's `metrics.json` at validate time, and the loop budget cap enforces on that recorded spend.

Write it to the active task directory: `$RSTACK_RUN_DIR/tasks/<task_id>/builder.json`.

## 7. Validator contract

Every validation task writes:

## 8. Run modes

Every run operates in one of three modes. Determine the mode before producing any artifact — it changes what your inputs mean.

- **Greenfield** (default): full pipeline from a goal. Every stage produces its artifact from scratch. All other sections of this standard describe this mode unless stated otherwise.
- **Brownfield (`mode: adopt`)**: the run was created by `rstack-agents adopt` from an existing codebase. Harvested baseline artifacts are **authoritative context to read — never outputs to regenerate**. Each one carries `source: "brownfield-adoption"` plus `evidence` pointers to the real files it came from. Treat those files, not your own analysis, as ground truth about what already exists. Harvested stages are already DONE-with-evidence (stage status `PASS`, task ids `adopt-<stage_id>`) — the pipeline resumes at real work; redoing a harvested stage means refining its baseline, never rebuilding it from scratch. Stages the adoption skipped carry a stated reason in `artifacts/adoption_report.json` (`plan[].reason`); respect that reason when the stage eventually runs.
- **Feature mode**: new work on top of an adopted baseline. The current run is not itself `mode: adopt`, but a sibling adoption run exists under `.rstack/runs/`. Spec only the change being made; the adoption run's harvested artifacts supply context for everything else.

Detection recipe — any hit on the first three lines means the current run IS the adoption baseline; a hit only on the last line means feature mode:

**Brownfield ground rules.** Stephens (*Beginning Software Engineering*, Ch. 11, p. 243) is blunt: modifying old code without studying it first adds as many bugs as it removes. On any adopted codebase:

1. Study before modifying — read the code you are changing and its callers before writing a line.
2. Prefer the smallest possible fix that satisfies the task.
3. Do not refactor adjacent code, even when it offends you.
4. Respect existing API contracts and behavior that tests may not cover — absence of a test is not permission to change behavior.
5. Stop and escalate rather than guess. `NEEDS_CONTEXT` beats a confident wrong change.

## 9. Completion protocol

Before reporting complete:

1. Re-read the task acceptance criteria.
2. Confirm the files changed match the intended scope.
3. Run the relevant verification command, or state exactly why it was not run.
4. Write the required contract JSON.
5. Report only evidence-backed results.

Use these statuses only:

- `DONE`: acceptance criteria met and verification passed.
- `DONE_WITH_CONCERNS`: useful work completed, but explicit risks remain.
- `BLOCKED`: cannot proceed without external dependency, missing file, failed install, permission, or unsafe condition.
- `NEEDS_CONTEXT`: a user decision is required before safe work can continue.
