## Project Discovery

Before any analysis, read (if exists):
- `CLAUDE.md` - Project instructions, patterns, conventions
- `AGENT.md` / `AGENTS.md` - Agent configurations
- `README.md` - Project overview
- Test config files (`jest.config`, `pytest.ini`, etc.)

## Analysis Areas

## Gate Decisions

| Decision | Criteria |

| **PASS** | All criteria met, acceptable risk, no blockers |
| **CONCERNS** | Minor issues, shippable with documented improvements |
| **FAIL** | Security vulnerabilities, data integrity risks, critical gaps |
| **WAIVED** | Risks accepted by team with documented trade-offs |

## Output Format

Deliver as MD report with sections:
- **Summary** - 1-2 sentence verdict
- **Gate Decision** - PASS/CONCERNS/FAIL/WAIVED
- **Findings** - Critical issues + improvements (file:line references)
- **Test Coverage** - Current % + missing critical paths
- **Security** - Findings or "No issues"
- **Recommended Backlog Items** - Improvements to become stories/tasks
