# Changelog

All notable changes to Droidpartment are documented in this file.

The format is based on [Keep a Changelog](https://keepachangelog.com/en/1.0.0/),
and this project adheres to [Semantic Versioning](https://semver.org/spec/v2.0.0.html).

## [4.0.3] - 2026-05-17

Single-package distribution. Drops the platform-package optionalDependencies model; the main `droidpartment` package now downloads the matching pre-built binary from the GitHub release at install time, SHA256-verified against the release's `SHA256SUMS` file. Cuts npm distribution from 6 packages (1 main + 5 platform) to 1 main package, removes the bootstrap problem that blocked v4.0.0 / v4.0.1 / v4.0.2 publishes, and switches the npm publish path to OIDC trusted publishing (no NPM_TOKEN secret required).

Same supported platforms: linux-x64, linux-arm64, darwin-x64, darwin-arm64, win32-x64.

### Install flow

`bin/install.js` `findPlatformBinary()` now resolves in this order:
1. Local Rust build (`rust/target/release/dpt[.exe]`) for developer / monorepo installs.
2. Legacy `droidpartment-cli-*` optional dependency (kept for backward compatibility with v4.0.2 installs that still have the platform package on disk).
3. **GitHub release download** to `~/.factory/cache/dpt-download/${version}-dpt[.exe]`. Cached so repeat installs of the same version do not re-download. SHA256 verified against `SHA256SUMS` from the same release.

The download uses `curl` (universally available on Windows 10+, macOS, Linux) with a PowerShell `Invoke-WebRequest` fallback on Windows. Extraction uses `tar -xzf` for `.tar.gz` and `tar -xf` (with PowerShell `Expand-Archive` fallback) for `.zip`. No third-party Node packages added; runtime stays at zero dependencies.

### Release pipeline

`.github/workflows/release.yml`:
- Removed the `publish-platform-pkgs` matrix job entirely.
- `publish-main` now uses OIDC trusted publishing per [npm trusted publishers docs](https://docs.npmjs.com/trusted-publishers): adds `permissions: id-token: write`, upgrades to `npm@latest` (trusted publishing requires CLI 11.5.1+), and runs `npm publish --provenance --access public`. No `NODE_AUTH_TOKEN` / `NPM_TOKEN` secret is referenced.
- The 5-platform binary build matrix and GitHub release upload are unchanged; those binaries are now the canonical distribution channel that `bin/install.js` pulls from.

## [4.0.2] - 2026-05-17

Drops the npm scope on platform packages. The `@untadotmy` user scope is not auto-provisioned on npm and `@droidpartment` org does not exist, so platform packages now publish as unscoped names: `droidpartment-cli-darwin-arm64`, `droidpartment-cli-darwin-x64`, `droidpartment-cli-linux-arm64`, `droidpartment-cli-linux-x64`, `droidpartment-cli-win32-x64`. Functionally identical to v4.0.1.

## [4.0.1] - 2026-05-17

Renames the platform-binary scope from `@droidpartment/*` to `@untadotmy/*` because the `@droidpartment` org does not exist on npm. The main `droidpartment` package keeps its unscoped name. Functionally identical to v4.0.0; only `package.json`, `bin/install.js`, `platform-packages/README.md`, and `.github/workflows/release.yml` changed.

## [4.0.0] - 2026-05-17

Major v4 release. First v4 published to npm. Replaces the v3.x Python hook layer with a native Rust binary, introduces the token saver, and adds real wave-execution automation enforced by the hook layer.

### Compliance review against official Droid hooks reference

Cross-referenced the implementation against [Droid hooks reference](https://docs.factory.ai/reference/hooks-reference.md) and [Custom Droids docs](https://docs.factory.ai/cli/configuration/custom-droids). Found and fixed four gaps:

- **Critical: `subagent_type` extraction.** Per Custom Droids docs, `subagent_type` is a parameter on the `Task` tool, so it lives inside `tool_input`. Our hook code was reading `input.subagent_type` as a top-level field, which is always `None` in real Droid payloads. New `extract_subagent_type` helper checks both locations (tool_input first per spec, top-level as test/fallback).
- **High: file locking with `fs2`.** Hooks reference: "All matching hooks run in parallel". STORIES.md mutations and `revision_state.json` updates need exclusive locks around the read-modify-write cycle to avoid lost updates and same-row-marked-twice races on parallel `[P]` waves. New `flock` module wraps `fs2::FileExt::lock_exclusive` with a sidecar `<path>.lock` file. Wired into both story syncing and revision counter ops.
- **Medium: TodoWrite string-form support.** TodoWrite documents `todos` as a "numbered multi-line string with status markers". Our `summarize_todos` previously only handled the array form. New `parse_todos` accepts both shapes and a status-alias normalizer (`todo`/`open` -> `pending`, `doing`/`wip` -> `in_progress`, `done`/`complete` -> `completed`). Session-todos persistence and Stop backstop also handle both shapes.
- **Low: stderr logging in `read_stdin_json`.** Hooks reference: "Use `droid --debug` to see hook execution details". JSON parse failures and stdin read errors now emit a one-line `dpt-hook: ...` message to stderr so they're diagnosable instead of silently turning into no-ops.

Verified end-to-end: real-Droid-shaped payloads (`tool_input.subagent_type`) now mutate STORIES.md, increment the revision counter, and inject wave progress correctly. Concurrent-writer test in `flock` confirms exclusive lock serializes 8 parallel increments without lost updates.

### Real wave automation (Scope C)

The hook layer now enforces the workflow shape instead of trusting the orchestrator to follow instructions. Hooks still cannot synthesize `Task()` calls (Factory contract limitation), but everything else around the calls is now load-bearing in code.

- **`UserPromptSubmit` advisory.** Aggressive keyword matcher returns 1-3 sub-droid suggestions when the prompt mentions audit/bug/feature/security/perf/architecture/api/data/ux/ops/docs/grammar/planning. Output as `additionalContext`. New module `advisory.rs` with 8 unit tests.
- **`PreToolUse:Task` revision-cap hard deny.** Audit lanes (`dpt-qa`, `dpt-sec`, `dpt-perf`, `dpt-lead`, `dpt-review`) get a persistent counter per `(project_slug, lane)` in `~/.factory/memory/stats/revision_state.json`. The 4th attempt returns `permissionDecision: deny`. Counter resets when the lane returns `needs_revision: false`. New module `revision.rs` with 6 unit tests.
- **STORIES.md state machine.** `PreToolUse:Task` flips the matching row `pending` -> `in_progress`. `PostToolUse:Task` parses `Follow-up:` signals (text form and JSON object form, including Anthropic-shaped `content[].text`) and flips the row to `done` or `needs_revision`. Parallel `[P]` waves with the same agent are handled correctly because each transition picks the first matching row in the appropriate state. New module `stories.rs` with 8 unit tests.
- **Wave progress injection.** After every Task returns, PostToolUse computes the lowest unfinished wave, counts of done/pending/in_progress/needs_revision, and the next `[P]` Task() calls. Injected as `additionalContext`.
- **Session todos persistence.** PostToolUse:TodoWrite saves todos to `~/.factory/memory/sessions/<session_id>/todos.json`. Stop reads it as a backstop alongside STORIES.md.
- **Stop dual-source backstop.** Block reasons now come from either STORIES.md unfinished rows OR session todos pending/in_progress; whichever fires first.
- **HookInput extended** with `tool_response`, `prompt`, and `session_id` (all optional, backward compatible with hook payloads that omit them).
- **`paths::project_slug`** exposes the deterministic slug derivation that backs both the project-memory path and the revision-state key.

`OPERATING_CONTRACT` rewritten to honestly describe what the hook layer enforces vs what it merely advises. `templates/AGENTS.md` and `README.md` updated to match.

End-to-end smoke-tested: 3 `needs_revision` rounds bumped the counter to 3 and the 4th call returned `decision: deny`; STORIES.md row flipped through the full state machine; wave progress injected correctly; advisory fired on relevant prompts and stayed silent on unrelated ones.

### Test coverage

- 60 Rust unit tests pass (was 28; +32 new across `stories`, `advisory`, `revision`, `hooks`).
- 84 installer integration tests pass (unchanged).
- `cargo fmt --check`, `cargo clippy --all-targets -- -D warnings`, `cargo test --all`, `cargo build --release` all green.

### Original v4 architecture (Rust rewrite)

Major architecture rewrite. Python hook layer replaced with a native Rust binary; npm distribution moves to platform-specific `optionalDependencies`. Hooks are realigned with Factory's official hooks reference for prompt-cache hygiene. Adds the token saver as the headline feature.

Token counts are exact (`o200k_base` BPE via `tiktoken-rs`), not estimates. Adapters, hooks, configuration, and the installer ship with unit + end-to-end tests; nothing is stub or stale. Source-cited research artifacts at `<ProjectMemory>/artifacts/RESEARCH.md` and `ARCHITECTURE.md` document what is wired vs claimed.

### Wave execution + revision loop

Honest text-contract orchestration aligned with the [Droid hooks reference](https://docs.factory.ai/reference/hooks-reference.md), [Specification Mode](https://docs.factory.ai/cli/user-guides/specification-mode.md), and [Missions](https://docs.factory.ai/cli/features/missions.md):

- `dpt-scrum` writes `<ProjectMemory>/artifacts/STORIES.md` with a `Status` column (`pending|in_progress|done|needs_revision|blocked`). Orchestrator batches `[P]` rows in one turn, advances when all return.
- Audit lanes return `needs_revision: <bool>` + `revision_agent`. Orchestrator routes the revision then re-invokes the audit lane. Hard cap of 3 revision rounds per lane.
- `Stop` hook reads STORIES.md and returns `decision: block` with a reason listing unfinished rows. Honors `stop_hook_active` (per Droid docs) so it never loops infinitely.
- `PostToolUse:TodoWrite` hook re-injects a fresh plan summary on every TodoWrite call so the orchestrator sees current todo state every turn. Format: `Plan: X/Y completed, Z in progress. Current: <task>`.
- Sub-droid prompts cleaned of pretended capabilities (`Topology: star`, "feedback loop where dpt-review verifies until approved", "Loop Support: continue until all pass", magic-phrase memory init). The text-contract design replaces them with honest mechanics.

### Breaking changes

- **Runtime is Rust, not Python.** `~/.factory/memory/hooks/*.py` and `~/.factory/memory/*.py` are removed on update. The `dpt` binary lives at `~/.factory/bin/dpt(.exe)`.
- `~/.factory/settings.json` hooks call `dpt hook <event>` instead of `python <path>/hook-*.py`. Surgical merge: only entries whose command matches `dpt hook` (or legacy `hook-*.py`) are touched, everything else is preserved.
- The `~/.factory/memory/context_index.json`, `shared_context.json`, and `agent_outputs.json` cache files are no longer generated. Sub-droids use `Grep`/`Glob`/`LS` against the actual codebase.
- Slash commands removed (`/dpt-stats`, `/dpt-doctor`, `/dpt-tokens`, `/dpt-clear-raw`, `/dpt-run`). Per the user's "automated, not manual or slash command" directive.
- Token stats schema: `tokens_in_estimate`/`tokens_out_estimate`/`tokens_saved_estimate` -> `tokens_in`/`tokens_out`/`tokens_saved` (exact counts).
- `compactionStats.by_day` map added for `dpt stats --daily`.

### Added

- **Token saver: `dpt run -- <cmd>`.** Runs noisy commands (test/build/lint/grep/git/docker/etc.), captures full output to `~/.factory/raw-output/<date>/<id>/`, applies a semantic adapter, returns a compact summary plus a recovery id.
- **Real tokenization.** `tiktoken-rs` with `o200k_base` BPE produces exact `tokens_in`/`tokens_out`/`tokens_saved` for every run.
- **`dpt stats --by-adapter --daily`** for per-adapter and per-day analytics.
- **`dpt run` argv passthrough.** `Command::new(argv[0]).args(...)` instead of `sh -c` / `cmd /C`. Eliminates double-shell-eval where `$(...)` literals would re-expand.
- **PreToolUse auto-rewrite** via `permissionDecision: allow` + `updatedInput.command`.
- **All 9 hook events wired**: `SessionStart`, `UserPromptSubmit`, `PreToolUse`, `PostToolUse`, `Stop`, `SubagentStop`, `SessionEnd`, `PreCompact`, `Notification`.
- **5 skill bundles**: `droidpartment`, `dpt-token-saver`, `dpt-bugfix`, `dpt-audit`, `dpt-fullstack`.
- **Plugin manifest** in `templates/plugin/.factory-plugin/plugin.json`.
- **Custom droid frontmatter alignment**: `reasoningEffort` and Droid tool category strings.
- **Atomic stats writes** (temp+rename) and advisory file lock in `update_locked` for parallel sub-droid safety.
- **Backup retention**: keep last 3 timestamped backups, 0o600 mode on POSIX.
- **Delta-patch cleanup**: installer removes files dropped from new templates on update.
- **`settings.local.json` overlay** honored for `hooksDisabled`.
- **Exclude-commands config**: `tokenSaver.excludeCommands` for per-command opt-outs.
- **`[ProjectMemory: <abs>]` injection** by SessionStart, derived deterministically from cwd.
- **GitHub Actions release pipeline**: 5-platform Rust matrix, npm `optionalDependencies`, `cargo audit` security scan, dependabot for cargo + npm + actions.
- **`npx droidpartment doctor`**: full health diagnostics.
- **28 Rust unit tests + 84 installer integration tests + audit-unused.js script.**

### Changed

- Hook lifecycle is **silent by default** for `UserPromptSubmit`, `Stop` (when no STORIES.md or no open rows), `SubagentStop`, `SessionEnd`, `PreCompact`, `Notification`. Per [Droid hooks reference](https://docs.factory.ai/reference/hooks-reference.md), output written by post-prompt-cache events lands after the cache breakpoint.
- `OPERATING_CONTRACT` rewritten to be honest about the text contract and explicit "no automatic dispatch".
- `templates/AGENTS.md` rewritten with Droid doctrine pieces from claude_core comparison: iterative loop, research-first, hook rerun discipline, completion reconciliation. Stays under the [Droid 150-line guideline](https://docs.factory.ai/cli/configuration/agents-md.md).
- Installer is fully non-interactive (no `readline`/`prompt`); all flags work without TTY.

### Removed

- Python hook scripts (`templates/hooks/*.py`).
- Python memory modules (`templates/memory/{cache_manager,context_index,shared_context,workflow_state}.py`).
- 5 slash command files (`/dpt-*` removed; manual surface eliminated).
- All `#[allow(dead_code)]` markers in Rust source.
- Unused `prompt()` + `readline` import in install.js.
- Dead `HookConfig` struct (6 silent flag fields gated no-ops).
- Dead `HookOutput.suppress_output`, `HookInput.hook_event_name`/`prompt`/`session_id`/`reason` fields.
- Hand-rolled JSONC comment stripper (rare case; users fix JSONC manually).
- Per-file md5 hashes in manifest (computed but never validated).
- Manifest dead arrays (`binaryPath`, `hooksRegistered`).
- Pretended sub-droid behaviors: `Topology: star`, "Loop Support: continue until all pass", "Feedback Loop where dpt-review verifies until approved", magic-phrase memory init, `start_loop`/`loop_topic` brainstorm signals.

### Migration

Run `npx droidpartment update` from any v3 install. The installer preserves your `customModels`, `enabledPlugins`, `sessionDefaultSettings`, `compactionTokenLimit`, and learning YAMLs verbatim while removing the Python layer.

## [3.2.17] - 2025-12-09

### 🌊 Wave Orchestration + Loop System Fully Wired

**Wave Execution System:**
- `SharedContext.set_plan()` now stores wave execution plans from dpt-scrum
- `mark_agent_complete()` tracks agent completion per wave
- `is_wave_complete()` checks if all wave agents finished
- `advance_wave()` auto-advances to next wave when complete
- SessionStart injects `[Wave: 2/6 (PLAN) | Completed: ... | Pending: ...]`

**Signal Parsing in SubagentStop:**
- New `parse_agent_signals()` extracts control signals from agent output:
  - `needs_revision: true` → triggers revision loop
  - `revision_agent`, `revision_reason` → targets specific agent
  - `next_agent`, `next_agents` → handoff signals
  - `plan: [...]` → wave plan from dpt-scrum
  - `start_loop: true`, `loop_topic` → brainstorm mode
- New `apply_agent_signals()` applies parsed signals to SharedContext/WorkflowState

**Revision Loop:**
- SubagentStop now detects `needs_revision` and emits `decision: "block"` with explicit `Task(...)` instruction
- Tracks revision count with `max_revisions` cap (default 3)
- Auto-clears revision flag after emitting instruction

**Brainstorm/Iteration Loop:**
- `start_loop: true` signal activates `WorkflowState.start_brainstorm()`
- `should_continue_loop()` keeps iterating until resolved or max reached
- Loop status shown in context: `[Loop: 1/5]`

**Agent Documentation Updates:**
- `dpt-review.md`: Fixed `revision_needed` → `needs_revision`, added Loop/Iteration Support section
- `dpt-lead.md`: Added Loop Support with `needs_revision`, `start_loop`, `loop_topic` examples
- Both now show how to trigger revision + brainstorm loops

**Context Injection:**
- SessionStart now shows `[MemoryRoot: path]` in addition to `[Artifacts: path]`
- Wave progress injected when plan exists

---

## [3.2.16] - 2025-12-09

- Added `Create` tool to dpt-research for saving RESEARCH.md
- Verified all tool names match Factory CLI spec

**Agent Output Extraction:**
- Improved `record_agent_output()` with multiple extraction patterns

---

## [3.2.15] - 2025-12-09

### 🛡️ Major Fixes + Performance + Cache Management

**Learning Data Preservation:**
- Learning files (`lessons.yaml`, `mistakes.yaml`, `patterns.yaml`) PRESERVED during reinstall/uninstall
- User's accumulated knowledge never deleted unless `--purge` is used
- Fixed YAML counter regex to handle indented entries (` - id:`)

**SharedContext Agent Handoff Fix:**
- Agent names now recorded in PreToolUse (reliable) instead of SubagentStop transcript parsing (unreliable)
- SharedContext stores `current` agent for proper handoffs
- Fixed "unknown" agent issue in stats and handoffs

**Agent Artifact Persistence:**
- dpt-research now saves findings to `~/.factory/memory/projects/{project}/artifacts/RESEARCH.md`
- All artifacts saved to factory memory, NOT user's project directory

**Performance Optimization:**
- All 6 hooks now use singleton cache with lazy loading
- ContextIndex loaded once per hook (was 3-6 times)
- Added `clear_cache()`, `invalidate_cache()` functions
- Garbage collection hints after cache clear

**New CacheManager Module:**
- `templates/memory/cache_manager.py` - Enterprise-grade cache
- TTL-based expiration, weak references, max size limits
- Automatic cleanup of expired entries
- Memory leak prevention with `gc.collect()`

---

## [3.2.14] - 2025-12-09

### ⚡ Performance Optimization + Stats Fixes

**Performance (3-5x faster):**

1. **Singleton Cache Pattern** - All hooks now cache expensive objects
   - ContextIndex loaded once per hook, not 3-6 times
   - Tool/droid stats cached in memory, saved once at exit
   - Reduces JSON file I/O from 10-15 reads to 3-5 per tool

2. **Deferred Writes** - Stats marked dirty, saved in batch at exit

**Stats Fixes:**

1. **Droid tracking now works** - Agent names recorded in PreToolUse where `subagent_type` is directly available (SubagentStop extraction was unreliable)

2. **Learning rate calculation fixed** - Uses fallbacks:
   - Project sessions → Global session history → Estimated from agent calls

3. **Built-in vs Custom agents** - Now correctly categorizes dpt-* agents

---

## [3.2.13] - 2025-12-09

### 🧠 Complete Memory System Overhaul + Statistics Command

**Major Changes:**

1. **Project-Specific Session Tracking**
   - `sessions.json` per project tracks all sessions
   - Records agent calls, timestamps, status
   - `start_session()`, `end_session()`, `record_agent_call()` methods

2. **Learning System Fixes**
   - Lessons/mistakes now load from PROJECT + GLOBAL sources
   - Project-specific lessons get priority boost (+2)
   - Fixed `knowledge.yaml` → `lessons.yaml` bug in installer

3. **All Hooks Use `cwd` from Factory AI Input**
   - PostToolUse, SubagentStop, UserPromptSubmit now properly extract `cwd`
   - Consistent project-specific operations across all hooks

4. **New `stats` Command**
   - `npx droidpartment stats` shows comprehensive statistics
   - Droid usage breakdown (built-in vs custom)
   - Tool usage stats
   - Session history
   - Learning progress (global + per-project)
   - Brain efficiency metrics

5. **Enhanced Status Command**
   - Shows droid calls, tool usage, sessions, projects
   - Displays top droids by usage

6. **Updated dpt-memory Agent**
   - Documentation now shows PROJECT + GLOBAL paths
   - Clearer guidance on memory file locations

---

## [3.2.12] - 2025-12-09

### 📊 Visible Indexing via PreToolUse + Manifest-Based Installer

**Changes:**

1. **Visible Indexing Feedback** - Moved to PreToolUse hook (SessionStart cannot show visible output by Factory AI design)
   - Shows project indexing status when `dpt-memory START` is called
   - Displays: Project ID, memory folder, file count
   - Works for both new and existing projects

2. **Manifest-Based Installer** - Complete rewrite
   - Tracks all installed files with MD5 hashes in `.droidpartment-manifest.json`
   - Clean uninstall removes exactly what was installed
   - Update detects and removes stale files from old versions
   - No legacy compatibility - clean architecture

3. **Project Registry** - Deterministic project naming
   - Uses MD5 hash for consistent folder names across sessions
   - Registry maps project paths to memory folders

---

## [3.2.10] - 2025-12-09

### 👁️ Visible Indexing Feedback (systemMessage fix)

**Problem**: SessionStart hook output (`additionalContext`) was SILENT - not shown in terminal.

**Research**: Factory AI hooks documentation shows:
- `additionalContext` → Goes to Droid's context (silent to user)
- `systemMessage` → **VISIBLE to user in terminal!**

**Solution**: Added `systemMessage` field to SessionStart output.

**Now you'll see:**

## [3.2.9] - 2025-12-09

### 🎯 Deterministic Project Memory + Pattern Recognition + Visible Feedback

**Problem**:
1. Project memory folders used Python's `hash()` which is RANDOMIZED per session - projects got different folders each time!
2. No visible feedback when indexing completes
3. No ML-inspired pattern recognition for agent selection
4. Global and project-specific data were mixed

**Solution**: Complete overhaul of memory system with deterministic naming, pattern recognition, and clear data organization.

### New Features

#### 1. Deterministic Project Naming (CRITICAL FIX)
```python
# BEFORE (BROKEN): Python's hash() is randomized!
project_dir = f"{name}_{hash(path) % 10000}"  # Different each session!
# AFTER (FIXED): MD5 is deterministic
hash_digest = hashlib.md5(path.encode()).hexdigest()[:8]
project_dir = f"{name}_{hash_digest}"  # Always "MyProject_a1b2c3d4"
```

#### 2. Project Registry
New file `~/.factory/memory/project_registry.json`:
```json
{
  "projects": {
    "D:\\Projects\\MyApp": {
      "project_id": "MyApp_a1b2c3d4",
      "memory_dir": "~/.factory/memory/projects/MyApp_a1b2c3d4"
    }
  }
}
```

#### 3. ML-Inspired Pattern Recognition
```python
class PatternRecognizer:
    # Like a neural network:
    # - Input: User prompt
    # - Weights: Keyword patterns per agent
    # - Output: Confidence scores (0.0 to 1.0)
    # - Threshold: Minimum score to trigger call
    AGENT_PATTERNS = {
        'dpt-memory': {'weight': 1.0, 'threshold': 0.1},
        'dpt-dev': {'weight': 0.9, 'threshold': 0.2},
        'dpt-sec': {'weight': 0.9, 'threshold': 0.35},
        # ... 18 agents with weights and thresholds
    }
```

#### 4. Visible Indexing Feedback

## [3.2.8] - 2025-12-09

### 🧠 Learning System: Verification Layer + Penalty Signals

**Inspired by**: How neural networks learn - weights, attention, feedback loops, and penalty signals.

**Problem**: Factory AI was skipping `dpt-memory END` (the lesson capture step), causing no learning between sessions.

**Solution**: Implemented a "verification layer" inspired by supervised learning:

### New Features

#### 1. Workflow Tracking
```python
# SubagentStop hook now tracks:
workflow_tracking = {
    'memory_start_called': True/False,
    'memory_end_called': True/False,  # <-- Critical!
    'output_called': True/False,
    'lessons_captured': True/False
}
```

#### 2. Verification Layer (like ML's loss function)
- When `dpt-output` runs, checks if `dpt-memory END` was called
- If skipped → Records as "workflow mistake" (PENALTY)
- Injects warning to context (FEEDBACK SIGNAL)

#### 3. Penalty Recording (like gradient descent)
```yaml
# mistakes.yaml gets entry:
- id: workflow_20241209...
  mistake: "dpt-memory END was skipped before dpt-output"
  severity: high
  prevention: "Always call dpt-memory END before dpt-output"
```

#### 4. Reordered Final Steps
```
OLD ORDER (confusing):
  dpt-memory END → dpt-output
NEW ORDER (clearer):
  dpt-output → ⚠️ REQUIRED dpt-memory END - DO NOT SKIP!
```

### ML Concepts Applied

## [3.2.7] - 2025-12-08

### 🛑 "STOP! READ THIS FIRST" - Maximum Visibility

**Problem**: Factory AI was STILL ignoring Droidpartment instructions and doing work directly. The hooks add context but Factory AI's autonomous behavior overrides them.

**Solution**: Made AGENTS.md and SKILL.md headers EXTREMELY visible with "STOP!" commands.

### Changed

#### AGENTS.md - Now starts with STOP command
```
╔══════════════════════════════════════════════════════════════════════════════╗
║  🚨 STOP! READ THIS BEFORE DOING ANYTHING! 🚨                                ║
║  YOU MUST USE DROIDPARTMENT AGENTS FOR ALL TASKS.                           ║
╚══════════════════════════════════════════════════════════════════════════════╝
```

#### SKILL.md - Now explicitly FORBIDDEN
- Added "YOU ARE NOT ALLOWED TO DO WORK DIRECTLY"
- Listed all forbidden actions explicitly
- Made first instruction absolutely clear

### Reality Check

Hooks inject `additionalContext` but Factory AI still has autonomy. The AGENTS.md file may have higher priority than hook context. This update maximizes visibility in ALL locations Factory AI might read.

---

## [3.2.6] - 2025-12-08

### 🚨 MANDATORY Agent Usage - No More "Suggestions"

**Problem**: Factory AI was ignoring Droidpartment instructions and doing tasks itself instead of calling dpt-* agents. The hooks were "suggesting" workflows but Factory AI had autonomy to ignore them.

**Solution**: Changed hooks from "suggestions" to **MANDATORY instructions** with explicit FORBIDDEN/REQUIRED markers.

### Changed

#### SessionStart Hook - Now MANDATORY
- Added ASCII box with clear FORBIDDEN and REQUIRED sections
- Listed all forbidden actions: writing code, analyzing files, reviewing, testing directly
- Listed all required actions: Task() calls for everything
- Clear list of all 18 available agents

#### UserPromptSubmit Hook - Now MANDATORY
- Added mandatory header box: "YOUR ONLY JOB IS TO CALL TASK()"
- Added ⛔ FORBIDDEN markers for direct implementation
- Added ✅ REQUIRED markers for Task() calls
- Added "Start with Step 1 NOW" at end of each workflow
- Made complexity detection trigger immediate action

### Impact

Before:
```
"You should use dpt-memory..." → Factory AI: "I'll just do it myself"
```

After:
```
"⛔ FORBIDDEN: Writing code yourself" → Factory AI: Must call Task()
"✅ REQUIRED: Call Task() NOW" → Factory AI: Calls dpt-memory first
```

## [3.2.5] - 2025-12-08

### 📦 Simplified to ONE Skill: `droidpartment`

**Problem**: Multiple skills (8 total) were confusing and could conflict with Factory AI's built-in skills like `codebase-analysis`.

**Solution**: Consolidated to ONE comprehensive skill that handles everything.

### Changed

#### Single Skill Architecture
- Removed 7 skills: `droidpartment-fullstack`, `droidpartment-audit`, `droidpartment-bugfix`, `droidpartment-research`, `codebase-analysis`, `bug-sweep`, `memory`
- One skill remains: `droidpartment` - handles ALL tasks
- Auto-routes based on task complexity (simple/medium/complex)
- References `AGENTS.md` for detailed agent docs

#### Enhanced Main Skill (`droidpartment/SKILL.md`)
- Added CRITICAL instruction box: "NEVER write code directly, ALWAYS use Task()"
- Added complexity routing: 🟢 SIMPLE, 🟡 MEDIUM, 🔴 COMPLEX
- Added complete Task() syntax with `subagent_type` parameter
- Added all 18 agents table with when-to-use guide
- Added wave execution pattern with [P]/[S] markers
- Added examples for bug fix and new feature workflows

### Removed

- `templates/skills/droidpartment-fullstack/` - merged into main
- `templates/skills/droidpartment-audit/` - handled by main skill
- `templates/skills/droidpartment-bugfix/` - handled by main skill
- `templates/skills/droidpartment-research/` - handled by main skill
- `templates/skills/codebase-analysis/` - conflicts with Factory built-in
- `templates/skills/bug-sweep/` - handled by main skill
- `templates/skills/memory/` - handled by dpt-memory agent

## [3.2.4] - 2025-12-08

### 🆕 New Project Detection & Mandatory Initialization

**Problem**: When opening a new project (not yet in memory), Factory AI would skip project initialization and jump directly to other agents like dpt-arch without first indexing the codebase.

**Solution**: SessionStart hook now detects NEW projects and provides special instructions to initialize first.

### Added

#### New Project Detection
- SessionStart hook checks if project is already in memory
- If NEW project detected, provides special instruction block
- Forces `dpt-memory(START)` to be called FIRST before any other agent
- Ensures project is indexed and understood before any work

#### dpt-memory - New Project Initialization
- Added "NEW PROJECT - Initialize & Index" section
- When called on new project, dpt-memory will:
  - Index project structure (directories, entry points)
  - Identify framework and tech stack
  - Analyze codebase patterns
  - Create project memory folder with STRUCTURE.md

### Changed

- SessionStart hook: Different instruction for NEW vs EXISTING projects
- NEW projects get: "MANDATORY FIRST STEP: Task(dpt-memory, 'START: Initialize new project')"
- EXISTING projects get: Standard workflow instructions

## [3.2.3] - 2025-12-08

### 🔧 Critical Fix: Hooks Now Instruct Factory AI to Use Droidpartment Agents

**Problem**: Hooks were providing context and workflow recommendations, but Factory AI ignored them and used its default agent instead of delegating to dpt-* agents.

**Solution**: Changed hooks from informational to **imperative** - now explicitly tell Factory AI to use Droidpartment agents with exact Task() syntax.

### Fixed

#### SessionStart Hook - Now Instructs Agent Delegation
- Added mandatory instruction block at session start
- Lists all 18 available dpt-* agents
- Provides mandatory workflow pattern
- Factory AI now knows it MUST delegate to Droidpartment agents

#### UserPromptSubmit Hook - Now Provides Exact Task() Calls
- Changed from recommendations to **instructions**
- Provides exact `Task(subagent_type: "dpt-xxx", prompt: "...")` syntax
- Different workflows for simple/medium/complex tasks
- Factory AI now has copy-paste Task() calls to execute

### Changed

- `hook-session-start.py`: "DROIDPARTMENT ACTIVE - YOU MUST USE DROIDPARTMENT AGENTS"
- `hook-user-prompt-submit.py`: "YOU MUST USE THESE EXACT TASK CALLS IN ORDER"
- Workflow detection now triggers imperative instructions, not passive recommendations

## [3.2.2] - 2025-12-08

### 🎯 Major Feature: Intelligent Workflow Automation

**Inspired by**: OpenAI Agents, Spec-Kit, Claude-Flow, SuperClaude, BMAD-METHOD, Context-Engine, npcpy, CodeMachine

All improvements follow Factory AI official patterns - **fully automatic, no slash commands**.

### Added

#### Wave Execution Pattern (from Claude-Flow + Spec-Kit)
- Tasks grouped into **waves** for optimal execution
- `Wave 1 [INIT]` → `Wave 2 [PLAN]` → `Wave 3 [DESIGN]` → etc.
- All `[P]` tasks in a wave run simultaneously
- Wave N+1 starts only after Wave N completes

#### Document Artifact Flow (from BMAD)
- **dpt-product** creates `.factory/artifacts/PRD.md`
- **dpt-arch** reads PRD.md, creates `.factory/artifacts/ARCHITECTURE.md`
- **dpt-scrum** reads both, creates `.factory/artifacts/STORIES.md`
- Agents read artifacts from previous phases

#### Topology Selection (from Claude-Flow)
- **Linear**: A → B → C (simple tasks)
- **Star**: Orchestrator + parallel workers (complex)
- **Mesh**: All agents can communicate (research)

#### Array-Based Handoffs (from OpenAI Agents)
- `next_agents: ["dpt-qa", "dpt-sec", "dpt-lead"]` for parallel
- `handoff_type: parallel` or `sequential`
- Tracks completed agents in current wave

#### Feedback Loop (from OpenSpec)
- Audit agents can signal `needs_revision: true`
- Triggers revision agent with specific reason
- Loops until approved (max 3 revisions)
- `can_revise()` checks revision limit

#### New Skill: droidpartment-fullstack
- Full wave-based workflow for complex features
- Creates PRD → Architecture → Stories artifacts
- Parallel implementation and audits
- Example with all 7 waves

#### Scale-Adaptive Task Detection
- **UserPromptSubmit hook** auto-detects task complexity
- `SIMPLE` (< 3 files): Skip dpt-scrum, direct flow
- `MEDIUM` (3-10 files): Standard PDCA workflow
- `COMPLEX` (> 10 files): Full spec → arch → scrum → parallel
- Context injection guides Droid to correct workflow depth

#### Session Persistence
- **SessionEnd hook** auto-saves session state for resume
- `~/.factory/memory/sessions/` stores incomplete task state
- **SessionStart hook** detects resumable sessions
- Long-running workflow continuation supported
- Pending tasks and completed agents tracked

#### Parallel Task Markers
- **dpt-scrum** now marks tasks with `[P]` (parallel) or `[S]` (sequential)
- Phase-based execution order in output
- Multiple agents can run simultaneously for [P] tasks

#### Multi-Hop Research
- **dpt-research** enhanced with 5-hop strategy:
  1. Initial Query
  2. Entity Expansion (authors, related topics)
  3. Depth Search (implementations, patterns)
  4. Validation (cross-reference)
  5. Synthesis (confidence scoring)
- Confidence scoring per finding (0.0-1.0)
- Only includes findings with confidence >= 0.5

#### Auto-Spec Flow
- Complex tasks auto-trigger `dpt-product` for specification
- Detected via keywords: "build", "new system", "full implementation"
- Injected context tells Droid to spec before implementing

#### Delta Change Tracking
- **SessionEnd hook** saves delta summaries per session
- Tracks files created vs modified
- Stored in `~/.factory/memory/projects/{project}/changes/`
- Enables audit and review of session work

### Enhanced

#### Project Memory System (v3)
- First-time project detection with `[🆕 NEW PROJECT]` banner
- Auto-generates `STRUCTURE.md` (human-readable)
- Creates project-specific `lessons.yaml`, `mistakes.yaml`, `patterns.yaml`
- `files.json` for quick file targeting (no ls needed)
- Incremental index updates on file changes

#### Mistake Prevention
- Mistakes extracted from agent transcripts
- Recorded to project memory automatically
- Recent mistakes shown in context injection
- `[Avoid: ...]` warnings in Droid context

#### Hook Improvements
- **hook-user-prompt-submit.py** v2: Scale-adaptive + auto-spec
- **hook-session-start.py** v3: Resume detection + mistake warnings
- **hook-session-end.py** v3: Session persistence + delta tracking
- **hook-post-tool-use.py** v3: Live index updates + mistake recording
- **hook-subagent-stop.py** v3: Mistake extraction + index refresh

No breaking changes. All agents work as before, just more efficiently.

#### For Agent Developers
Use the new Python modules to eliminate duplicate discovery:

```python
# Before (wasteful)
import subprocess
node_version = subprocess.run(["node", "--version"]).stdout
# After (efficient)
from cache_manager import get_environment_info
node_version = get_environment_info().get("node_version")
```

### Performance Metrics
