## [0.4.4] - 2025-01-14

### ✨ Added - Automatic Context Detection

**Major Enhancement**: Run `/ship`, `/debugging`, and `/hotfix` directly from worktree directories - no more orchestration from Main required!

#### Problem Solved
Previously (v0.4.3), developers with dedicated Cursor windows on worktrees had to constantly switch back to Main for orchestration:
```bash
# ❌ v0.4.3 workflow
~/watchora$ /ship "Fix" --worktree           # From Main
~/watchora$ cd worktrees/hotfix/             # Switch to worktree
~/watchora/worktrees/hotfix$ # Code...       # Work
~/watchora/worktrees/hotfix$ cd ~/watchora   # Switch back
~/watchora$ /ship --complete                 # From Main again
```

Now (v0.4.4), everything works seamlessly from the worktree:
```bash
# ✅ v0.4.4 workflow
~/watchora/worktrees/hotfix$ /ship "Fix"     # Auto-detects worktree!
~/watchora/worktrees/hotfix$ # Code...       # Work
~/watchora/worktrees/hotfix$ /ship --complete # Complete here too!
```

#### New Infrastructure
- **Context Detection Script**: `.claude/scripts/context-detection.sh`
  - Automatically detects if running from Main or worktree
  - Supports `worktrees/hotfix/` and `worktrees/debug/`
  - Handles Windows and Unix paths

#### Enhanced Commands
- **`/ship`** - Auto-detects worktree context
  - From Main: Default behavior unchanged
  - From `worktrees/hotfix/`: Automatically uses worktree mode (no `--worktree` flag needed)
  - All operations stay in current directory

- **`/debugging`** - Auto-detects worktree context
  - From Main: Default behavior unchanged
  - From `worktrees/debug/`: Automatically uses worktree mode (no `--worktree` flag needed)
  - Session management works from current directory

- **`/hotfix`** - Works seamlessly from anywhere
  - Can now be called from Main OR from `worktrees/hotfix/` directly
  - Same isolation guarantees, simpler workflow

#### Benefits
- ✅ **No more directory switching** - Stay in worktree window entire time
- ✅ **Natural two-window workflow** - Main for PRDs, Worktree for fixes
- ✅ **100% backward compatible** - All v0.4.3 workflows still work
- ✅ **Parallel work** - Main and worktree windows work independently

#### Documentation
- All command docs updated with new "Context Detection" sections
- New examples showing worktree-first workflow
- See `CHANGELOG-v0.4.4.md` for detailed migration guide

### 🎯 Use Case: Dedicated Worktree Window
```bash
# One-time: Open Cursor on worktree
cd ~/watchora/worktrees/hotfix/
code .
# Daily workflow - never leave this window!
~/watchora/worktrees/hotfix$ /ship "Fix A"
~/watchora/worktrees/hotfix$ /ship --complete
~/watchora/worktrees/hotfix$ /ship "Fix B"
~/watchora/worktrees/hotfix$ /ship --complete
# Repeat...
```

## [0.4.3] - 2025-01-14

### ✨ Added - Worktree Hybrides

**Major Feature**: Flexible worktree system for parallel development with intelligent sync.

#### New Commands
- **`/worktree`** - Centralized worktree management (setup, sync, status, prune)
- **`/hotfix`** - Alias for `/ship --worktree` (always uses worktree isolation)

#### Enhanced Commands
- **`/ship`** - Now supports `--worktree` flag for optional isolation
  - Default: Works on Main (quick, simple)
  - With `--worktree`: Uses permanent `worktrees/hotfix/` (isolation)
  - New options: `--to-worktree`, `--complete`, `--pause`, `--resume`, `--status`, `--abort`
  - Smart warnings: Suggests worktree migration if fix grows (>5 files, >100 lines, >30 min)

- **`/debugging`** - Now supports `--worktree` flag for debug sessions with modifications
  - Default: Investigation on Main (read-only)
  - With `--worktree`: Uses permanent `worktrees/debug/` (with modifications)
  - New options: `--to-worktree`, `--resolve`, `--pause`, `--resume`, `--list`
  - Session documentation: `.prds/debug-sessions/`

#### Infrastructure
- **Permanent Worktrees**: `worktrees/hotfix/` and `worktrees/debug/` for reusable isolation
- **Intelligent Sync**: Auto-sync with main before each use (Option C hybrid strategy)
  - 0 commits behind: ✅ No action
  - 1-10 commits: 🔄 Silent auto-sync
  - 10-50 commits: ⚠️ Propose sync with preview
  - 50+ commits: ❌ Force sync (required)
- **Lock Files**: Prevents concurrent fixes in same worktree (one fix at a time = simple)
- **Configuration**: `.claude/config-worktrees.json` for customization
- **Sync Scripts**: `.claude/scripts/worktree-sync.sh` for reusable sync logic

### 📚 Documentation
- `CHANGELOG-v0.4.3.md` - Detailed release notes
- `docs/WORKTREE-WORKFLOW-v0.4.3.md` - Complete workflow guide with 7 scenarios

### 🎯 Philosophy
**"Start simple (Main), scale up (Worktree) when needed"**
- Flexibility: Choose Main or Worktree for each task
- Migration: Easy transition from Main to Worktree if fix grows
- Parallelization: 4 contexts (Main + hotfix + debug + PRD worktrees)
- Simplicity: One fix at a time per worktree

### 🔧 Configuration
New configuration file: `.claude/config-worktrees.json`
- Sync thresholds customization
- Warning thresholds (files, lines, time)
- Auto-complete behavior
- Collision handling strategy

See `CHANGELOG-v0.4.3.md` for full details and migration guide.

## [0.4.2] - 2025-11-11

### 🔥 Critical Fixes - Installation Bug

**This is a HOTFIX release that addresses a critical installation bug that made the plugin completely non-functional for new users.**

#### Bug #1: Incorrect Paths in install.js (CRITICAL)
- **Problem**: `install.js` was looking for `commands/`, `agents/`, and `skills/` directories at the package root, but actual files are in `.claude/` subdirectory
- **Impact**: Commands, agents, and skills were NEVER installed to `~/.claude-code/` directories
- **Result**: Plugin appeared to install but was completely broken - all slash commands returned "command not found"
- **Fix**: Updated all three path definitions in `install.js`:
  - `commands/` → `.claude/commands/` (install.js:150)
  - `agents/` → `.claude/agents/` (install.js:167)
  - `skills/` → `.claude/skills/` (install.js:184)
- **Verification**:
  - 25 commands now install correctly to `~/.claude-code/commands/`
  - 17 agents now install correctly to `~/.claude-code/agents/`
  - 17 skills now install correctly to `~/.claude-code/skills/`

#### Bug #2: Outdated Version Metadata
- **Problem**: All markdown files showed hardcoded version "1.2.0" or "2.x.x" from legacy branch
- **Impact**: `/plugin-version` command showed incorrect version, confusion about what's installed
- **Fix**:
  - Created automated version update script (`scripts/update-version.js`)
  - Updated 17 files across commands/agents/skills to v0.4.2
  - Added `prepublishOnly` script to auto-update versions before npm publish
- **Future-proof**: Version metadata now automatically syncs with package.json on every release

#### Issue #3: Missing Error Handling
- **Problem**: Silent failures during installation if directories had permission issues
- **Impact**: Users couldn't diagnose installation problems
- **Fix**: Added try-catch blocks with descriptive error messages for:
  - Directory copying operations
  - Commands installation
  - Agents installation
  - Skills installation
  - Now shows clear warnings: "⚠️ Failed to install commands: [error message]"

### 🛠️ Improvements

- **Better Installation Feedback**: Install script now shows clear success/failure for each component
- **Version Automation**: New `npm run prepublishOnly` script ensures versions stay in sync
- **Developer Experience**: Added error context to help diagnose issues faster

### 📋 Migration Guide

**For existing users (v0.4.1 → v0.4.2)**:
```bash
npm update -g claude-prd-workflow
# Plugin will automatically reinstall files to correct locations
```

**For new users**:
```bash
npm install -g claude-prd-workflow
# Installation now works correctly out of the box
```

**Verification**:
```bash
ls ~/.claude-code/commands/ | wc -l  # Should show 25+ files
ls ~/.claude-code/agents/ | wc -l    # Should show 17 files
ls ~/.claude-code/skills/ | wc -l    # Should show 17 files
```

## [0.4.2-beta] - 2025-11-07

### 🔥 Critical Fixes (Sprint 0)

**P0 Bugs Fixed**:
- **Directory Inconsistency** (`/code-prd`):
  - Fixed incorrect directory references (`03-ready` → `02-ready`, `04-in-progress` → `03-in-progress`)
  - Now consistent with all other commands and documented configuration
  - **Impact**: Plugin was moving PRDs to wrong directories, causing workflow confusion

- **macOS Portability** (`/code-prd`):
  - Replaced `grep -P` (Perl regex) with `grep -E` (Extended regex) for macOS compatibility
  - Fixed `sed -i` with OS detection (macOS requires `sed -i ''`, Linux/Git Bash `sed -i`)
  - **Impact**: Plugin now works on macOS, not just Linux/Windows Git Bash

- **Missing Directory Creation**:
  - Added `mkdir -p .prds/thoughts/{research,plans,validation}` before artifact writes
  - **Impact**: Prevented silent failures when saving research/plan/validation artifacts

- **Context Percent Removal**:
  - Removed non-implemented `{{CONTEXT_PERCENT}}` blocking prompts
  - Replaced with static best practices guidance
  - **Impact**: No more confusing template variables, clearer UX

### ✨ New Features (Sprint 1)

**New Skills**:
- **`/context`** - Display current development context
  - Shows: current PRD, branch, progress (X/Y tasks), next task, Git status
  - Handles: worktree detection, edge cases (on main, no PRD, completed PRD)
  - Modes: standard and verbose (`--verbose` / `-v`)
  - **ROI**: 4h/day saved for team of 5 devs (reduces context switching friction)

- **`/cleanup`** - Intelligent cleanup of workspace
  - Cleans: merged branches, obsolete worktrees, temporary .md files
  - Patterns: `*.tmp.md`, `*temp*.md`, `draft-*`, `scratch-*`, `test-*`, `backup-*`, Vim swap files
  - Safety: confirmation required, protected branches, dry-run mode, age thresholds
  - Modes: `--dry-run`, `--yes`, `--branches-only`, `--worktrees-only`, `--files-only`, `--aggressive`
  - **ROI**: Project hygiene + disk space optimization

- **`/guard`** - Pre-merge quality checks
  - Checks: TypeScript (`tsc --noEmit`), ESLint, unit tests, secrets scan, critical TODOs
  - Output: Single-line status + actionable quick fixes (no essays)
  - Modes: `--fix` (auto-fix lint), `--skip-tests`, `--skip-lint`, check-specific flags
  - Integration: Git hooks, CI/CD, pre-commit workflow
  - **Philosophy**: Prevent stupid mistakes, not build bureaucracy

**PRD Parsing Library** (`.claude/lib/parse-prd.sh`):
- Flexible PRD metadata extraction for consistent parsing across all commands
- Supports multiple ID formats: `PRD-XXX`, `ABC-PRD-XXX`, `FEAT_XXX`, `RFC-XXX`
- Functions: `extract_prd_id`, `find_prd_file`, `extract_prd_title`, `extract_prd_status`, `extract_prd_priority`, `extract_prd_grade`, `extract_prd_assignee`, `extract_prd_branch`, `extract_prd_metadata`, `extract_p0_criteria`, `validate_prd_structure`
- **Impact**: Eliminates rigid parsing, enables enterprise PRD formats

### 📚 Documentation

- Added `README-SKILLS.md` - Skills usage guide, configuration, and roadmap
- Added this `CHANGELOG.md` section for v0.4.2
- Updated `.claude/commands/code-prd.md` with portable shell best practices

### 🔧 Technical Improvements

- **Portability**: All shell commands now work on Windows Git Bash, macOS, and Linux
- **Consistency**: Unified directory structure references across all commands
- **Safety**: Auto-creation of required directories prevents silent failures
- **Performance**: Shared parsing library reduces code duplication

### 🎯 Upcoming (Backlog)

### 📦 Migration Guide

**From 0.4.1 → 0.4.2**:

No breaking changes. All fixes and features are additive.

**If you have misplaced PRDs** (from previous directory bug):
```bash
# Check for PRDs in wrong locations
find product/prds/03-ready -name "*.md" 2>/dev/null
find product/prds/04-in-progress -name "*.md" 2>/dev/null
# Move to correct locations
mv product/prds/03-ready/* product/prds/02-ready/ 2>/dev/null
mv product/prds/04-in-progress/* product/prds/03-in-progress/ 2>/dev/null
```

**Try new skills**:
```bash
/context              # See where you are
/cleanup --dry-run    # See what can be cleaned
/guard                # Run pre-merge checks
```

## [0.3.2] - 2025-01-02

### 🎯 Focus: Context Engineering Workflow

This release introduces **Context Engineering** principles to dramatically improve code quality, implementation confidence, and knowledge retention.

**Core Innovation**: 4-Phase workflow (Research → Plan → Implement → Validate) with automatic context management that keeps AI output quality high by never exceeding 60% context capacity.

**What's New:**
- **4-Phase `/code-prd` Workflow**: Automatic research, planning, implementation, and validation with context clearing between phases
- **Thoughts Directory**: Persistent memory system (`.prds/thoughts/`) that survives context clearing and provides team knowledge base
- **New Commands**: `/explore-prd` for early-stage ideation, `/debugging` for structured troubleshooting
- **Enhanced `/review-prd`**: Better decision support with scope summaries, options, and AI recommendations

### ⚠️ Breaking Changes

#### `/code-prd` Default Behavior Changed

**Before v0.4.0** (old behavior):
```bash
/code-prd PRD-009
# → Direct implementation from PRD
```

**After v0.4.0** (new default):
```bash
/code-prd PRD-009
# → Phase 1: Research (auto)
# → Phase 2: Plan (auto)
# → Phase 3: Implementation
# → Phase 4: Validation (auto)
```

**Migration**:
- **Existing PRDs**: Old behavior preserved automatically (version detection)
- **New PRDs**: 4-phase workflow by default
- **Opt-out available**: Use `--quick` flag for old behavior

**Why this change?**
- All PRDs warrant deep analysis
- Research phase finds patterns/issues early
- Planning phase creates clear roadmap
- Validation phase ensures quality
- Simple changes should use `/quick-ship`, not PRDs

### 🚀 Quick Start

**Before v0.4.0**:
```bash
/code-prd PRD-010  # Direct implementation
```

**After v0.4.0**:
```bash
/code-prd PRD-010  # Now runs 4-phase workflow:
                   # 1. Research (saves to thoughts/)
                   # 2. Plan (saves to thoughts/)
                   # 3. Implement (from plan)
                   # 4. Validate (report in thoughts/)
```

**For quick changes**:
```bash
/code-prd PRD-011 --quick  # Old behavior restored
```

# → Lightweight codebase research
# → Decision support (Create PRD / Explore more / Drop)
# → Saves to .prds/thoughts/explorations/
```
**Use case**: "I have a vague idea - is it worth a full PRD?"
**Output**: Exploration document with:
- Initial idea capture
- Feasibility analysis
- Similar features comparison
- Prevention strategy
- Impact assessment
**Integration**: Auto-links to related PRD, builds team knowledge base
#### 🎯 Enhanced `/review-prd`
Three major improvements:
**1. Scope Summary** (NEW):
```markdown
📋 SCOPE SUMMARY
━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━
**PRD**: PRD-009 - Context Engineering Workflow
**Priority**: P1
**Owner**: yassine
**Estimated Effort**: 8-12 days

**IN SCOPE**:
• 4-phase workflow with context management
• Thoughts directory with persistent artifacts
• New commands (/explore-prd, /debugging)

**OUT OF SCOPE**:
• AI-only reviews (human judgment required)
• Automatic exploration (user decides when to explore)

**Dependencies**: None
━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━━
```
Sets context before GATE questions.
**2. Questions with Options + Recommendations** (ENHANCED):
GATE questions (KILL/SKIP/SHRINK) now show:
```markdown
🔴 KILL Question: Should this feature exist at all?

**Options**:
A) ✅ Proceed - Feature is validated and strategic
B) ⚠️ Revisit Scope - Good idea, wrong execution
C) ❌ Kill - Not worth building

**Claude's Recommendation**: A - Proceed

**Rationale**: Strong user demand confirmed, strategic alignment clear,
dependencies manageable. Feature solves real pain point.

Your decision: (A/B/C or provide reasoning)
> _
```
Same format for SKIP and SHRINK questions.
**3. Improved Recommendations** (ENHANCED):
Each recommendation now shows:
```markdown
**Recommendation 1**: Add phased rollout strategy

**Options**:
A) Feature flag approach - Enable gradually by user cohort
   - Effort: 4 hours
   - Impact on grade: B → A

B) Percentage rollout - Enable for X% of users, increase gradually
   - Effort: 6 hours
   - Impact on grade: B → A

C) Beta program - Invite select users to test first
   - Effort: 3 hours
   - Impact on grade: B → A-

**Claude's Recommendation**: A - Feature flag approach

**Rationale**: Most flexible, easiest to implement with existing config system,
provides kill switch if issues discovered.
```
Better decision-making support while keeping human in control.
### 🔧 Configuration Changes
## [0.3.2] - 2025-10-31
### 🎯 Focus: PRD-PR Alignment + Auto Session Management
This release ensures **perfect alignment** between PRD IDs and PR numbers (PRD-025 ↔ PR #25) and **eliminates forgotten session documentation** through automatic capture.
**What's New:**
- **PRD-PR Alignment**: Reserve PR numbers at PRD creation for unified numbering
- **Auto Session Management**: Document work sessions automatically in `/complete-prd`
- **PR Enforcement**: CI workflow validates "No PR without PRD" policy
- **Orphaned PR Cleanup**: Auto-close unused draft PRs when archiving
### 🆕 New Features
#### 🔗 PRD-PR ID Alignment
Guarantee perfect alignment: PRD-025 ↔ PR #25.
**How it works:**
```bash
/create-prd "Context Management MVP"
# → Creates PRD-025
# → Creates draft PR #25 immediately (locks the number)
# → Updates PRD with PR link

/setup-prd PRD-025
# → Reuses existing PR #25 (no duplicate)
```
**Benefits:**
- 🧠 Mental navigation: Same number = same feature
- 🔍 Easy tracking: "What's the PR for PRD-025?" → PR #25
- ⚡ Unified system: One numbering scheme across docs + code
**Fallback:** If PR number diverges (race condition), clear warning + options to continue/skip/cancel.
**Commands updated:**
- `/create-prd`: Step 8 creates draft PR immediately
- `/setup-prd`: Step 4.5 reuses existing PR instead of creating duplicate
- `/archive-prd`: Step 4.5 auto-closes orphaned draft PRs
#### 📝 Auto Session Management
Session documentation **automatically captured** during PRD completion.
**Old workflow (2 commands, often forgotten):**
```bash
/complete-prd PRD-024
/end-session PRD-024  # ← Separate, easy to forget
```
**New workflow (1 command, automatic):**
```bash
/complete-prd PRD-024
# → Prompts for session summary (1-2 sentences)
# → Auto-adds to SESSION_CONTEXT.md
# → Auto-archives when >10 sessions
# → One PRD = One session entry
```
**Example session entry (synthetic format):**
```markdown
## Session 15: PRD-024 (2025-10-31, 12h)
- Implemented OAuth2 integration with Google. Added token refresh logic and error handling.
- **Decision**: Chose OAuth2 library v3 over v2 for better TypeScript support
```
**Auto-archiving:**
- Keeps SESSION_CONTEXT.md ≤10 sessions
- Moves oldest to `docs/archives/session-history-YYYY-MM.md`
- Monthly archives, searchable
**Commands updated:**
- `/complete-prd`: Step 3.5 captures session summary automatically
#### 🚦 PR-PRD Enforcement (CI)
GitHub Actions workflow validates every PR has a linked PRD.
**Checks:**
1. ✅ PR title starts with `PRD-XXX` format
2. ✅ PRD file exists in `product/prds/`
3. ⚠️ Alignment check (PRD-025 ↔ PR #25) - warns if misaligned but not blocking
**On success:**
- Posts comment with PRD link, status, and alignment confirmation
- Allows PR to proceed
**On failure:**
- Blocks PR with clear error message
- Shows examples of correct format
**File added:**
- `.github/workflows/pr-prd-enforcement.yml`
#### 🗑️ Orphaned PR Cleanup
Auto-close unused draft PRs when archiving PRDs.
**Auto-closes if:**
- PR is draft (not ready for review)
- PR has ≤1 commit (only initial branch creation)
- PR has ≤10 lines changed (no real work)
- PRD archived for non-completion reason (Cancelled/Blocked/Superseded)
**Example:**
```bash
/archive-prd PRD-024
# → Detects PR #24 is empty draft
# → Auto-closes with explanatory comment
# → Mentions PRD was cancelled/blocked
```
**Commands updated:**
- `/archive-prd`: Step 4.5 detects and closes orphaned PRs
#### 🔔 Stale PR Warnings
Dashboard shows draft PRs that need attention.
**In `/list-prds` output:**
```markdown
⚠️ Stale Draft PRs Detected
| PRD     | PR  | Age  | Action     |
|---------|-----|------|------------|
| PRD-020 | #20 | 18d  | ⚠️ Archive? |
| PRD-022 | #22 | 25d  | ⚠️ Archive? |
```
**Criteria:**
- Draft status
- Age ≥14 days
- ≤1 commit
**Commands updated:**
- `/list-prds`: Shows stale PR warnings section
### 🔄 What Changed
**Commands modified:**
- `/create-prd`: Now creates draft PR immediately (Step 8)
- `/setup-prd`: Reuses existing PR if found (Step 4.5, Step 7.5 fallback)
- `/complete-prd`: Captures session summary automatically (Step 3.5)
- `/archive-prd`: Auto-closes orphaned draft PRs (Step 4.5)
- `/list-prds`: Shows stale PR warnings
**Files added:**
- `.github/workflows/pr-prd-enforcement.yml`: PR validation CI
**Config additions:**
```json
{
  "session_management": {
    "enabled": true,
    "max_sessions": 10,
    "archive_path": "docs/archives",
    "archive_format": "session-history-{YYYY}-{MM}.md"
  }
}
```
### 💡 Migration Notes
**No breaking changes.** All features are additive.
**If you want to disable:**
```json
// Disable session management
{
  "session_management": { "enabled": false }
}
```
**If GitHub CLI not authenticated:**
- `/create-prd` will skip PR creation with warning
- `/setup-prd` will fall back to creating PR later
**Session documentation:**
- Prompts are optional (can press Enter to skip)
- SESSION_CONTEXT.md created automatically on first use
## [0.3.1] - 2025-10-30
### 🎯 Focus: Faster Reviews + Better Isolation
This release makes PRD reviews **3x faster** and worktrees **bulletproof** with smart defaults and early scope validation.
**What's New:**
- **Review Gate** (30 sec) catches bad ideas before wasting 10 min on full analysis
- **Worktree Health Checks** prevent cryptic Git errors
- **Agent Orchestration** for complex features (architecture + security + tests in one shot)
- **Compact Reviews** - 4 core dimensions + dynamic contextual (3-5 min vs 10-20 min)
**Breaking Changes (optional - can be disabled in config):**
1. **Worktree enforced by default** - Requires Git 2.25+
   - Set `fallback_on_error=true` to allow Git checkout fallback
   - Pre-flight checks guide you through errors
2. **Review gate enabled by default** - 3 questions before analysis
   - Set `gate_requires_pass=false` to make optional
   - Bypass with `force` if needed
**Quick Migration:**
```bash
# If Git < 2.25
# Edit .claude/config.json:
"worktree": { "fallback_on_error": true }

# If you hate the review gate
"review": { "gate_requires_pass": false }
```
### 🎯 New Features
#### 🚦 Review Gate (KILL/SKIP/SHRINK)
Stop wasting time on features that shouldn't exist.
**3 questions in 30 seconds:**
1. **KILL**: Should this even exist?
2. **SKIP**: Can we delay 3 months?
3. **SHRINK**: What's the 20% MVP?
Catches scope bloat **before** you invest 10 min in full review.
#### 🤖 Agent Orchestration (`/invoke`)
One command, comprehensive analysis.
```bash
/invoke "implement Stripe payments with webhooks"

→ Auto-detects: payment (security), webhooks (async), Stripe (integration)
→ Runs: backend-architect + security-expert + test-automator + task breakdown
→ Outputs: architecture doc, security checklist, test strategy, 28-task plan
→ Time: 12 min automated analysis
```
Integrated with `/code-prd` - auto-suggests for complex PRDs.
#### ⚙️ Worktree Health Checks
No more cryptic Git errors.
**Pre-flight checks:**
- ✓ Git version (need 2.25+)
- ✓ Parent directory writable
- ✓ No worktree conflicts
**If check fails**: Clear error + remediation steps (not "git worktree add failed")
**Fallback**: Explicit user choice, visible warnings (configurable)
#### 📊 Compact Review (3-5 min, was 10-20 min)
**Core** (always analyzed):
- Scope boundaries
- Dependencies
- Acceptance criteria
- MVP opportunities
**Contextual** (tag-based):
- Frontend → UX + Accessibility
- Backend → API + Data Model
- Security → Threat Model + Compliance
**Format**: Icons, bullets, action items (not walls of text)
### 🔄 What Changed
**Commands updated:**
- `/review-prd` - Gate → Compact Analysis → Verdict (3-5 min total)
- `/setup-prd` - Pre-flight checks → Worktree (explicit errors)
- `/code-prd` - Auto-suggests `/invoke` for complex PRDs
- `/invoke` - NEW command for multi-agent orchestration
**Config new options:**
```json
"worktree": {
  "enforce": true, // Worktrees mandatory by default
  "fallback_on_error": false, // Explicit fallback (not silent)
  "auto_health_check": true     // Pre-flight validation
},
"review": {
  "gate_enabled": true,         // KILL/SKIP/SHRINK gate
  "gate_requires_pass": true, // Block if gate fails
  "dimensions": { ... },        // 4 core + contextual
  "output_format": "compact"    // Icons, bullets
}
```
### 📊 Success Metrics
**Target improvements:**
- Review time: 10-20 min → **3-5 min** (60% faster)
- Scope reduction: **60%** of PRDs shrink after gate
- Worktree success: **95%+** (health checks prevent errors)
### 🔗 Upgrade Notes
**Requires:**
- Git ≥2.25 (or set `fallback_on_error=true`)
- Claude Code 2.0+
**Affected files:**
- `.claude/config.json` (new options)
- All command workflows (see docs)
**Full docs:** See updated command files in `.claude/commands/`
## [0.3.0] - 2025-10-28
### ⚠️ BREAKING CHANGES - Version Reset
This release **resets version from v2.8.0 → v0.3.0** to better reflect the beta status of this plugin.
**Why the reset?**
- Reached v2.8 after only 2 days of development = version inflation
- Being honest: this is beta software, still evolving rapidly
- v0.x signals that breaking changes are expected
- v1.0 will come when the plugin is truly stable and battle-tested
See [VERSION_RESET.md](./docs/VERSION_RESET.md) for full rationale.
### 🏗️ Folder Structure Overhaul
**BREAKING**: Simplified PRD folder structure:
**Old structure:**
```
01-draft/
02-review/    ← REMOVED
03-ready/     → Now 02-ready/
04-in-progress/ → Now 03-in-progress/
05-complete/  → Now 04-complete/
99-archived/
```
**New structure:**
```
01-draft/
02-ready/       (was 03-ready)
03-in-progress/ (was 04-in-progress)
04-complete/    (was 05-complete)
99-archived/
```
**Rationale**: Review is a process, not a state. PRDs can be reviewed at any stage (Draft OR Ready).
### 🎯 New Features
#### Auto-Assignment
- `/setup-prd` now auto-detects and assigns the current GitHub user
- Detection cascade: `gh auth` → `git config` → cached config → ask user
- Assignment cached in `.prd-config.json` for future PRDs
#### Progress Tracking
- `/code-prd` displays real-time progress: "12/45 tasks (27%)"
- Auto-checkpoint every 3 tasks to `.claude/prd-XXX-progress.json`
- Resume from checkpoint on crash/restart
- Track completion percentage and time estimates
#### Dependency Validation
- Declare dependencies in PRD metadata: `depends_on: [PRD-003, PRD-005]`
- `/code-prd` validates dependencies before starting
- Warns about blockers (dependencies not yet complete)
- Prevents starting work on blocked features
#### /create-prd-env - Initialize PRD Structure (NEW)
- **New command**: Set up complete PRD workflow in any project
- Auto-detect existing structure (supports v2.x migration)
- Create all folders: 01-draft, 02-ready, 03-in-progress, 04-complete, 99-archived
- Generate 3 PRD templates: full-feature, quick-feature, experiment
- Create configuration (.prd-config.json)
- One-command setup for new or existing projects
#### Feature Type Auto-Detection
- /create-prd now auto-detects feature type from description
- Keywords: "experiment|poc|prototype" → 🧪 Experiment template
- Keywords: "fix|bug|update|quick" → ⚡ Quick Ship template
- Default → 🎯 Full Feature template
- Right template for right scope
#### Enhanced Dependencies Display
- /list-prds shows dependency status with icons
- Status icons: ✅ Complete, 🔨 In Progress, ⏳ Ready, ⚠️ Missing
- Identify blockers at a glance
### 🔄 Workflow Changes
#### `/setup-prd` - Redesigned
- **Before**: Created branch and moved to In-Progress
- **After**: Creates branch, assigns user, moves to **Ready** (not In-Progress)
- Idempotent: can run multiple times safely
- Supports Draft → Ready workflow
#### `/code-prd` - Enhanced
- **Enforces Ready-first workflow**: Refuses to run if PRD not in 02-ready/
- Checks dependencies before starting
- Auto-moves Ready → In-Progress on first run only
- Shows progress tracking during implementation
- Resumes from checkpoint after interruptions
#### `/review-prd` - Simplified
- **Before**: Moved files between folders (Draft → Review → Ready)
- **After**: Updates metadata only, NO file movement
- Can review PRDs in Draft OR Ready state
- Recommends `/setup-prd` after A/B grade
- User decides when to setup (explicit control)
