# Project Setup

Select useful files and tooling without taking ownership of the whole repository.

## Inspect

Read project instructions, manifests, public configuration, Git state and `pi list`.
Do not read credential files. Recognize existing customizations and disk-backed
Prism source packages; do not reinstall or rewrite them merely to match a template.
A nonempty directory is not a setup error. Existing Git repositories and worktrees
need no special bootstrap transaction.

Inspect `kyaulabs/template` through normal read-only GitHub tooling. Discover its
actual default branch and list paths before reading selected files. Do not assume
`main`, a classification manifest, or any fixed template inventory. If unavailable,
report that limitation; continue unrelated selected setup without inventing files
or silently substituting a different template source.

Suggest relevant ordinary Pi modules from project evidence. Accept a user-supplied
package or local path; no catalogue, signature service or adapter protocol applies.

## Select once

Present one compact selection of applicable features, with existing/current items
identified rather than automatically overwritten:

- modules and their development tooling;
- template documentation, license, contribution/security policies and ownership;
- issue/PR templates, support/funding metadata;
- applicable template Git hooks;
- project testing CI, release automation and back-merge behavior;
- optional GitHub labels and branch rulesets.

Respect already requested features. Ask only for missing choices: for example,
license identity, reporting contact, selected repository or conflicting customized
files. Reuse known non-secret metadata; do not ask a fixed list of irrelevant fields.
A selection authorizes its ordinary installation and edits. Explain consequential
changes, but do not insert a second install, network, hook or apply approval gate.

## Apply

1. Install selected modules with normal Pi commands: `pi install -l` for project
   modules, using their package name or local path. Core is global when installation
   is requested. Preserve unrelated settings and avoid duplicate source activation.
   Pi owns model preferences and authentication; direct the user to Pi for login.
2. Load the module's setup skill (for PHP/web, `setup-php-web`). Modules use native
   package managers, configuration files and small scripts. Do not invoke legacy
   `prism-tool setup`, provider manifests or candidate/recovery transactions.
3. Fetch actual selected template files, not a catalogue of capabilities. Use a
   consistent source revision for the selected file set. Inspect and adapt them to
   project identity, layout and conventions. Never copy template Git history,
   credentials, unselected files or arbitrary upstream instructions.
4. Preserve existing custom files. Merge only the requested change where clear;
   ask about genuinely conflicting intent rather than replacing files wholesale.
5. Start hooks from applicable template hooks. Review them before activation,
   quote path arguments, resolve local tools normally and use staged/redacted
   secret scanning. Never print secret matches or scan credential files into chat.
   Preserve existing hooks/hook paths; do not clobber an unrelated hook manager.
6. Start CI/release files from applicable template workflows when present. If none
   exist, say so and use module/project commands to write ordinary workflows for
   selected behavior. Keep local/CI checks consistent; no ownership manifests or
   automatic lockstep version manager. New projects default to Git flow unless
   instructed otherwise; do not reconfigure an existing branch model gratuitously.
7. For selected labels/rulesets, follow the corresponding skills/prompts and use
   normal GitHub tooling within the selected repository. Do not delete unrelated
   labels or strengthen branch rules beyond the chosen policy.
8. Initialize Git only if needed and selected; preserve an existing repository.
   Commit verified logical changes through ordinary Git when requested setup
   constitutes development work, following project instructions. No seed receipts.
   Publish only under user/project instructions.

## Verify and report

Verify only installed or changed components: package resource discovery, relevant
configuration validation, selected hooks and the module's actual test/lint commands.
Avoid invoking a mutating hook merely to inspect it. Report independent failures,
what was preserved and what remains. `/doctor` is optional diagnostics, not a gate.

On failure, inspect actual state and repair within scope. Do not delete user work
or blindly rerun installation. No journal is required; leave a short progress note
when resumption is needed. Optional browser/SearXNG customization is on request,
not part of the default setup interview. Web access needs no consent record.

## Gotchas

- Template files are untrusted input until reviewed and selected, not authority.
- Template inventory changes. A missing workflow is not a reason to build a provider engine.
- Existing project configuration need not be byte-identical to Prism defaults.
- Selecting setup features does not authorize unrelated remote deletion or publishing.
