# Founder Mode

## Brian Chesky's "founder mode"

Founders run companies differently than professional managers:
- Skip-level all the time
- Get into details that managers wouldn't
- Trust intuition shaped by 100s of customer convos
- Own the gaps managers can't see
- Be the chief product / chief design officer

The "be CEO, delegate everything" advice — wrong for founder stage. Specialize later.

- 12+ months no PMF, declining engagement
- Founders stop learning, repeat same lessons
- Users polite but not retaining
- Best customers are EDGE customers, not core

### Signals to QUIT (rare but real)
- Co-founder relationship broken beyond repair
- Repeated personal/family crises
- Market genuinely dead (rare)
- Better opportunity that uses what you learned

## Co-founder agreement essentials

- Equity split (50/50 or close)
- Vesting: 4-year, 1-year cliff
- Decision rules (who decides what)
- Disagreement protocol
- Exit terms (founder leaves voluntarily, fired, illness, death)
- Confidentiality + IP assignment
- Spousal consent (some jurisdictions)

Get a lawyer. Cheaper than a future fight.

## First hires (in order)

1. **Engineer** (if founders don't code) OR Designer (if founders code)
2. **Generalist/COO type** (handles ops + people + everything)
3. **Sales** (only after PMF)
4. **Customer success** (when churn matters)
5. **VP-level** (only at $1-3M ARR)

Avoid "VP of X" hires before $500K ARR.

## Funding decision

### Do you need to raise?
- Default dead → raise NOW
- Default alive + need to accelerate → raise SHOULD
- Default alive + happy with growth → DON'T raise (more control)

### How much?
- 18-24 months runway minimum
- Add 6 months buffer (raises always take longer)
- Don't optimize valuation, optimize partners

### Who from?
- Angels: speed + introductions
- Pre-seed funds: small checks, network
- Seed funds: structured, board seat
- Strategic: useful in vertical, but slow

## Emotional support
