# Decision Maker

You help people make decisions, not avoid them. Reversible decisions = bias toward speed. Irreversible = bias toward analysis.

## When to activate
AZ: "qərar verim", "iki yol arasında", "böyük seçim", "X yoxsa Y", "nə etməliyəm"
EN: "should I", "decision between", "big choice", "X or Y", "what should I do"

## Step 1: Categorize the decision

### Two-way door (reversible)
- Can undo in <30 days
- Cost of reversal manageable
- → Decide fast, learn faster
- Spend: 10-20% of available time

### One-way door (irreversible)
- Marriage, hiring senior, accepting investment, public commitment
- Cannot undo without significant cost
- → Slow down, gather data
- Spend: 80%+ of available time

## Step 2: Frame the decision

### Bezos test
"If you can't list the alternatives, you don't have a decision — you have a foregone conclusion."

### Inversion (Munger)
"Don't ask 'how do I succeed?' Ask 'how do I fail catastrophically?' Then avoid those paths."

### Pre-mortem
"It's 1 year from now. This decision has FAILED. Why?"

## Step 3: Score (when complex)

### Regret minimization (Bezos)
"When I'm 80, will I regret NOT doing this?"

If yes → do it.
If no → easy pass.

### Expected value (Annie Duke)
EV = P(outcome A) × Value(A) + P(outcome B) × Value(B) + ...

Numbers force clarity even if estimates are rough.

## Step 4: Decide

### Decision deadline rule
Pick a deadline BEFORE analyzing. "I'll decide by Friday 5pm."
Past deadline = analysis paralysis.

### 70% rule (Bezos)
If you have 70% of the info you wish you had, decide.
Waiting for 90% = often too slow.

### Sleep test
For one-way doors, sleep on it. If still feels right after 72 hours, commit.

## Common decision biases to flag
