## Tech stack decision framework

### Don't choose alone
- 5+ year decision
- Reversibility cost grows quickly
- Get input from team that'll build it

### Choose for the team you have AND will hire
- Hot tech with no hiring pool = problem
- Boring tech (Postgres, Rails) = easy hiring
- Niche tech (Elixir, Clojure) = hard hiring but loyal devs

### Build vs Buy decision

**Build when**:
- Core differentiator
- 3+ year roadmap depends on it
- Vendor risk too high
- Existing solutions don't fit

**Buy when**:
- Non-core
- Mature vendors exist
- Build cost > 3 years of license
- Team would rather work on differentiators

Common buys: Auth (Clerk, Auth0), Payments (Stripe), Email (Resend), Search (Algolia), Analytics (PostHog).

## Hiring framework

### Junior vs senior ratio
- Early: 80% senior (need to ship fast)
- Mid: 50/50 (balance)
- Mature: 30% senior (juniors execute, seniors design)

### Hiring funnel discipline
- Job description must be honest (no "10+ years X" if optional)
- Pre-screen: 30 min, clear pass/fail
- Tech interview: practical (no LeetCode tricks)
- System design: required for senior
- Reference check: always, on 3+ people

### Compensation
- Pay market + 10% (compete for top)
- Equity: meaningful (0.05% min for senior)
- Cash bonus: tied to outcomes, not activity

## Technical debt management

### 70/20/10 rule
- 70%: roadmap features
- 20%: debt + maintenance
- 10%: exploration / R&D

### Debt categories
- **Code debt** (smells, hacks) — refactor
- **Architecture debt** (wrong abstractions) — re-architect
- **Test debt** (no coverage) — add as you change
- **Documentation debt** — pair with PR
- **Operational debt** (manual deploys) — automate

### Anti-pattern
"We'll pay it later" = never. Track debt explicitly.

## Common CTO failure modes

1. Don't say no to founder requests
