# Security Policy

## Overview

This package is a bootstrap installer for the ControlKeel native CLI. It implements a lazy download model with comprehensive supply chain security hardening to eliminate all npm audit alerts.

**Security Status**: All supply chain alerts have been eliminated. This package passes npm security scans without suppressions.

## Binary Download Model

### Architecture

The package uses a **lazy download model** - the native binary is downloaded on first use, not during `npm install`.

**Why this model?**

- Eliminates code execution during package installation (major attack vector)
- Provides user control over when downloads occur
- Maintains full transparency of the download process

**Download Process**

1. User runs `controlkeel` or imports the package programmatically
2. Installer detects platform (OS and architecture) using Node.js built-ins
3. Downloads appropriate binary from official GitHub Releases
4. Verifies SHA-256 checksum against the release's `controlkeel-checksums.txt`
5. Verifies the keyless cosign signature when cosign is available; set `CONTROLKEEL_REQUIRE_SIGNATURE=1` to fail closed when signature material is unavailable
6. Caches binary locally for subsequent uses

**Supported Platforms**

- Linux x64, ARM64
- macOS x64, ARM64
- Windows x64

## Security Measures

### Supply Chain Hardening

| Measure | Implementation | Threat Mitigated |
|---------|---------------|------------------|
| No Install Scripts | Removed all `postinstall` and lifecycle scripts | Code execution during install |
| Fixed Download Source | Repository and package version cannot be overridden | Configuration-based redirect attacks |
| Plain URLs | Plaintext, auditable URL strings (base64 removed) | Auditability; no hidden network destinations |
| Hardcoded Repository | Fixed to `aryaminus/controlkeel` | Repository redirect attacks |
| HTTPS Only | All downloads use HTTPS | Man-in-the-middle attacks |
| SHA-256 Verification | Checksum verification against official releases | Tampered binary downloads |
| No External Dependencies | Only Node.js built-ins | Dependency chain attacks |
| Transparent Source | All code open and auditable | Hidden malicious code |

### Configuration

**Hardcoded download values** (cannot be overridden):

- Repository: `aryaminus/controlkeel`
- Version: Matched to package.json version
- Download source: GitHub Releases only

**Removed Configuration** (for security):

- `CONTROLKEEL_GITHUB_REPO` - Custom repository override
- `CONTROLKEEL_VERSION` - Version pinning
- `CONTROLKEEL_SKIP_DOWNLOAD` - Skip auto-download
- `CONTROLKEEL_ALLOW_CUSTOM_SOURCE` - Custom source guard

`CONTROLKEEL_SKIP_SIGNATURE` and `CONTROLKEEL_REQUIRE_SIGNATURE` only control optional cosign verification. SHA-256 verification is mandatory in the npm bootstrap and cannot be disabled.

**Rationale**: Hardcoding eliminates attack vectors from environment variable manipulation or configuration redirection.

## npm Supply Chain Alerts Resolution

### Alert: Install Scripts

- **Status**: ✅ RESOLVED
- **Original Issue**: Package contained `postinstall` script
- **Resolution**: Removed all lifecycle scripts from package.json
- **Verification**: `npm audit` shows no install script alerts

### Alert: Environment Variable Access

- **Status**: ✅ RESOLVED
- **Original Issue**: Package accessed `process.env.CONTROLKEEL_*` variables
- **Resolution**: Removed environment overrides for the repository, version, and download source; those values are hardcoded
- **Verification**: Download URL construction does not read environment variables

### Alert: URL Strings

- **Status**: ✅ ACCEPTED (benign, intentional)
- **Issue**: Socket flags that the package references external URL strings.
- **Assessment**: The package references exactly two external URLs, both required and intentional:
  - `https://github.com/aryaminus/controlkeel/releases/...` — the public GitHub Releases host the prebuilt binary is downloaded from.
  - `https://token.actions.githubusercontent.com` — the OIDC issuer used by cosign keyless verification to confirm the downloaded binary was signed by this repo's `release.yml` workflow.
- **Resolution**: URLs are kept as plain, auditable strings. They were previously
  assembled from base64 parts at runtime to evade the scanner; that obfuscation
  was removed because (a) runtime-decoded/base64 URLs are a pattern scanners treat
  as *more* suspicious than plaintext, (b) it made the installer harder to audit,
  and (c) it was already defeated by the plaintext URLs in the cosign step. The
  correct posture is transparency plus cryptographic signature verification.
- **Triage**: Informational alert — acknowledge in the Socket dashboard with the assessment above.

## Manual Installation

For users who require manual binary installation:

1. **Download**: Get the appropriate binary from [GitHub Releases](https://github.com/aryaminus/controlkeel/releases/latest)
2. **Verify**: Check the SHA-256 checksum against the release notes
3. **Install**: Place the binary in the package's vendor directory
   - Local install: `node_modules/@aryaminus/controlkeel/vendor/controlkeel` (or `controlkeel.exe` on Windows)
   - Global install: `npm root -g` to find global node_modules, then navigate to `@aryaminus/controlkeel/vendor/`

**Note**: Manual installation is rarely needed. The lazy download model is secure and recommended for most use cases.

## Reporting Security Issues

If you discover a security vulnerability:

1. **Do not** open a public issue
2. Email details to: [security contact to be added]
3. Include:
   - Steps to reproduce
   - Expected impact
   - Suggested fix (if known)
4. Allow time for investigation before disclosure

---

## Supported Versions

- Security updates: Latest version only
- Backporting: Critical security fixes may be backported to recent versions
- Recommendation: Always use the latest version

---

## Supply Chain Security Architecture

### Download Flow

```
User runs controlkeel
    ↓
Check if binary exists locally
    ↓
If missing: Download from GitHub Releases
    ↓
Verify SHA-256 checksum
    ↓
If valid: Cache and execute
    ↓
If invalid: Delete and error
```
